【摘要】:随着全球经济一体化的不断深入,企业之间的竞争也日益激烈,跨国企业为了追求更高效的资源配置,优化供应链管理已经成为企业必选之路。EMS (电子服务制造商,Electronics Manufacturing Service)企业采购物品多种多样,物料种类、供应商、原产地、采购方式等各不相同。全球化的采购使得更多供应链参与者介入、海关监管、安全法规、交期延误、供应链中断等因素都导致供应链的过程更为复杂,供应过程更难控制。为在全球经济一体化快速发展之中胜出,如何优化供应链管理、提高采购供应的灵活性,成为每个EMS企业必须面对的问题。 本文研究对象G公司隶属于EMS龙头企业F集团,面对日渐严峻的市场环境,利润日趋薄弱,供应链对其盈利能力的影响越来越大。采购供应管理对企业供应链系统来讲非常重要,是不可缺少的组成部分,也是企业增加利润、节约成本的关键。大部分制造企业成本构成中,原物料占到总成本的60%以上,因此采购原材料控制的好坏对企业运营总成本高低的影响很大。 不同产品生命周期阶段的物料有各不相同的特点,科学合理的采购供应应该根据产品的生命周期特点,分别采用合适的采购供应策略,以提高供应链的响应速度和供应灵活性。 采购供应管理从接到客户订单开始,到寻找供应商、确认供应商供应资格、正式下采购订单、供应商交货、收货、付款给供应商,是一个完整的采购供应过程。供应链管理将需求方到使用方再到最终用户看做是一个整体,必需确保各个环节的利益都得到保障才能持续的进行。 采购供应管理中必需面对的一个难题是呆滞物料,因为部分原物料的前置期很长,客户的实际需求数量会有上下浮动,如何预防,呆料发生后责任由哪方承担,需要在业务模式中定义清楚。 相对电子类、五金件等原物料,,包材的交货前置期较短,因此对其有更高的供应灵活性要求。生产计划具有不稳定性,当遇到电子类、五金件等主料供应异常时,常常需要变更生产排配以免生产线停线待工,而此时就要求包材能够灵活供应。
[Abstract]:With the deepening of global economic integration, competition among enterprises is becoming increasingly fierce. In order to pursue more efficient allocation of resources, multinational enterprises,Optimizing supply chain management has become the necessary way for enterprises. EMS (Electronic Service manufacturer Electronics Manufacturing Service) enterprises purchase a variety of goods, material types, suppliers, origin, procurement methods and so on.Global procurement makes more supply chain participants intervene, customs supervision, security regulations, delay in delivery, supply chain disruption and other factors lead to more complex supply process, supply process is more difficult to control.In order to win in the rapid development of global economic integration, how to optimize supply chain management and improve the flexibility of procurement supply has become a problem that every EMS enterprise must face.The research object of this paper is G Company, which belongs to F Group, a leading enterprise of EMS. In the face of the increasingly severe market environment, the profit is becoming weaker and weaker, and the influence of supply chain on its profitability is becoming more and more great.Procurement and supply management is very important to the supply chain system of enterprises, is an indispensable component, and is also the key to increase profits and save costs.Among the cost components of most manufacturing enterprises, raw materials account for more than 60% of the total cost, so the quality of the control of purchasing raw materials has a great influence on the total operating cost of enterprises.The materials in different product life cycle have different characteristics. According to the characteristics of product life cycle, scientific and reasonable purchasing and supply should adopt appropriate purchasing and supply strategy to improve the supply chain's response speed and supply flexibility.Purchasing and supply management is a complete procurement and supply process from receiving customer orders to finding suppliers, confirming supplier supply qualifications, formally placing purchase orders, suppliers delivering goods, receiving goods, and paying suppliers.Supply chain management regards the demand-side to the user and then the end-user as a whole, and must ensure that the benefits of each link are guaranteed in order to carry on continuously.A difficult problem that must be faced in purchasing and supply management is stagnant materials. Because some raw materials have a long lead period, the actual demand of customers will fluctuate up and down, how to prevent them, and who will bear the responsibility after the occurrence of the materials.Need to be clearly defined in the business model.Compared with electronic, hardware and other raw materials, the package delivery lead time is shorter, so it has higher flexibility of supply.The production plan is unstable. When the supply of the main materials such as electronics and hardware is abnormal, it is often necessary to change the production arrangement so as to avoid the production line stopping and waiting for work, and the flexible supply of the package is required at this time.
