A公司汽车零部件项目采购管理改善研究

【摘要】:在企业经营和发展的战略管理中,采购已经成为十分的重要组成部分之一。对于现在的加工制造企业来说,销售总收入的55%-65%都用于采购材料成本。因此企业生存与发展的关键就是控制产品采购成本。随着整车市场竞争的日益激烈,逐渐压缩汽车零部件企业的利润空间。汽车行业对项目管理和质量的要求十分的高,加之汽车零部件产业是典型的生产制造型企业,所以从项目开发阶段,企业需要在就应有一条高效低成本的供应链体系来做保证。因此,在汽车零部件新产品的开发阶段,采购管理的早期介入是非常有意义的。 本文以跨国汽车零部件公司A公司为背景,A公司的电动汽车充电枪新产品开发项目为研究对象,分析了A公司现有的新产品开发项目中采购管理的问题:现有项目管理组织架构,项目成员专业技能对对采购管理的影响,现行供应商的选择与管理问题,供应商的参与时间点的问题,模具投资问题,物流管理的不足。提出了针对性的改善方案,包括:对供应商进行细分管理,需要持续对供应商进行改进管理,新产品开发早期就要供应商参加,优化库存管理以及物流管理,以最大限度优化库存周转。本文运用盈亏分析的工具,对充电枪项目模具投资问题进行解决。
[Abstract]:In the strategic management of enterprise management and development, procurement has become one of the most important components. For today's manufacturing companies, 55-65% of total sales go to the cost of purchasing materials. Therefore, the key to the survival and development of enterprises is to control the cost of product procurement. With the increasingly fierce competition in the vehicle market, the profit space of auto parts enterprises is gradually compressed. The requirement of project management and quality in automobile industry is very high, and the auto parts industry is a typical manufacturing enterprise, so from the stage of project development, enterprises need a supply chain system with high efficiency and low cost to guarantee. Therefore, the early intervention of purchasing management is very meaningful in the development stage of new products of automobile parts. In this paper, the research object of the new product development project of electric vehicle charging gun in the background of multinational automobile parts company A company is as follows. This paper analyzes the problems of purchasing management in company A's existing new product development projects: the existing project management organization structure, the influence of project members' professional skills on procurement management, the selection and management of current suppliers, Supplier participation in the time point problem, mold investment issues, logistics management deficiencies. This paper puts forward specific improvement schemes, including: subdivision management of suppliers, continuous improvement management of suppliers, participation of suppliers at the early stage of new product development, optimization of inventory management and logistics management. Optimize inventory turnover to maximum extent. This paper uses the tool of profit and loss analysis to solve the problem of die investment in charging gun project.
