富士康HWT事业处供应商管理体系设计

【摘要】:目前世界消费类工业的发展正在被重新研究和定位。但对国际上各国家来说,消费类工业产品不仅仅是国民经济的支柱产业,也是衡量一个国家水平发展的标志之一。消费产品制造商为了提升自身核心竞争力,自然要将非核心部件交给供应商完成,随着业务的不断发展及公司规模的扩大,供应商的管理也就成了公司必须关注的问题,而对供应商的管理也从简单的物料管理发展到了立体式管理。供应商的整体水平将直接影响到供应链上的产品质量、成本、交期、弹性服务等方面,进而影响到最终客户的满意度,所以改善供应商的引入和管理,特别是降低采购费用,控制供应商质量水平,提高整个供应链的效率和业绩,就成了供应链日益关注的问题。因此建立科学合理的的供应商管理体系,准确地评审和选择合格供应商,同供应商建立良好的战略伙伴关系,提升公司的竞争能力是公司的重点,更是供应链管理研究的热点问题。 随着集团公司的并购潮,HWT作为富士康科技集团的下属子公司,也随着吸纳了新成员。但因新成员带来的管理模式各不相同,所以供应商管理模式也要随着变更,以适应集团公司的要求和客户的需要。因此供应商管理体系的重新设计就被作为工作重心提上日程。 在前人研究的基础之上,本文通过阐述供应链及供应商管理的产生和发展,分析了供应商体系管理的特点和重要性。同时结合HWT事业处现行供应商管理模式出现的问题及产生原因,大胆提出了配套的设计思想。根据设计思想,对供应商体系管理的核心问题诸如供应商选择、导入、评价等方面进行了详细阐述,设计了适合HWT发展的体系管理模式,以实现供应链管理水平的全面提升,进而提升公司的市场竞争力;最后提出HWT供应商管理体系实施和控制方案,并在实施控制基础上,对体系可能带来的问题和改变进行了展望。通过本文的设计和实施,以期达到对公司供应商进行整合,实现集中采购和规模化,降低采购成本,提升供应商的质量和服务水平之目的。
[Abstract]:At present, the development of the world consumer industry is being re-studied and positioned. However, consumer industrial products are not only the pillar industry of national economy, but also one of the symbols to measure the level of development of a country. In order to enhance their core competitiveness, consumer product manufacturers naturally have to give non-core components to suppliers to complete. With the continuous development of business and the expansion of the company's size, supplier management has become a problem that the company must pay attention to. The management of suppliers has also developed from simple material management to three-dimensional management. The overall level of supplier will directly affect the product quality, cost, delivery time, flexible service and other aspects of the supply chain, and then affect the final customer satisfaction, so improve the introduction and management of suppliers, especially to reduce procurement costs, Controlling the supplier's quality level and improving the efficiency and performance of the whole supply chain has become an increasingly concerned problem in the supply chain. Therefore, establishing a scientific and reasonable supplier management system, accurately evaluating and selecting qualified suppliers, establishing a good strategic partnership with suppliers and enhancing the competitiveness of the company are the key points of the company. It is also a hot issue in supply chain management. HWT, a subsidiary of Foxconn Technology Group, has also attracted new members as the group's mergers and acquisitions spree. However, the new members bring different management modes, so the supplier management model should be changed to meet the requirements of the group company and the needs of customers. Therefore, the redesign of supplier management system is put on the agenda as the focus of work. On the basis of previous studies, this paper analyzes the characteristics and importance of supplier system management by expounding the emergence and development of supply chain and supplier management. At the same time, combining with the problems and causes of the current supplier management mode in HWT, the author boldly puts forward the design idea. According to the design idea, the key issues of supplier system management, such as supplier selection, introduction, evaluation and so on, are elaborated in detail. The system management model suitable for HWT development is designed to achieve the overall improvement of supply chain management. Then enhance the market competitiveness of the company; Finally, the implementation and control scheme of HWT supplier management system is put forward, and the possible problems and changes brought about by the system are prospected on the basis of implementation control. Through the design and implementation of this paper, we hope to achieve the purpose of integrating the suppliers, achieving centralized procurement and scale, reducing procurement costs, and improving the quality and service level of suppliers.
