基于CPFR理论的K公司生产计划体系研究

【摘要】:近年来,随着经济的快速发展,企业间的竞争也日趋激烈。作为企业核心竞争力重要组成部分的供应链和生产计划管理也日益被各企业所关注。企业间的竞争在很大程度上就是基于供应链和生产计划管理的管理模式的竞争。对于电子生产企业而言,这种运营管理模式的竞争尤其激烈。随着近十年的快速发展,电子行业已经出现了许多新特点。诸如,产品生命周期缩短,产品更新换代速度加快;产品种类丰富,市场日趋饱和;需求变化快,变化大;全球范围内采购、装配,供应链变长,复杂性变大。在日趋复杂的供应链中如何更好的实现生产计划体系的优化,实现资源的优化配置,降低库存水平,直接影响到电子行业的销售利润和运营成本。而生产计划管理又是供应链管理的核心。生产计划管理在生产企业的供应链管理和运营管理中有着举足轻重的作用,它能平衡客户需求和企业的产品供应,对客户满意度有着重要影响。从而,也对企业的日常经营产生影响。所以说,生产计划管理的优劣直接关系到企业的管理水平,进而影响者企业的竞争优势和未来的发展。本文以一家跨国电子企业K公司为研究对象,全面分析了该企业在面临项目转移、产品原来越多、生产计划越来越复杂的情况下,生产计划管理的现状和存在的问题。通过分析这些问题产生的表层原因和根本原因之后,探讨了基于CPFR理论的生产计划管理改善体系。本文首先阐述了 CPFR理论和生产计划理论,在查阅相关资料的基础上,梳理了 CPFR理论研究和发展现状,结合K公司计划管理的实际情况,确立了以CPFR理论为指导建立生产计划管理体系的总体方向。然后,应用文献研究法、数据收集法、流程分析法、系统分析法等研究方法,从五个方面对K公司的生产计划管理模式展开分析,即生产计划管理系统、生产计划管理的目标、生产计划管理的绩效、生产计划管理流程及生产计划管理的相关部门。从中,归纳了 K公司生产计划模式存在的问题,从而导致了库存水平高和交货准时率低并存的问题,影响了企业的运营绩效和企业的核心竞争力。本文按照3W1H(What,Why,WhoHow)的思路,设计了 K公司CPFR生产计划体系的总体架构,然后分模块阐述了如何构建基于CPFR理论的生产计划体系,确立了该体系运作流程,并设计了 CPFR信息共享平台。从组织、培训、制度和技术层面探讨了CPFR生产计划体系实施的保障措施。最后,对本文的研究做了总结,并对后续的研究做了展望。本文不仅对提高K公司的生产计划管理水平具有重要的促进作用,也对同行业内其他想建立CPFR生产计划体系的电子制造企业提供了引导作用。同时,也为想研究电子类制造企业生产计划管理体系的学者提供了较高的参考价值。
[Abstract]:In recent years, with the rapid economic development, As an important part of the core competence of enterprises, supply chain and production planning management have been paid more and more attention by enterprises. The competition among enterprises is based on supply chain and production to a large extent. Competition in the management mode of production planning management. For electronic production enterprises, With the rapid development of the last decade, many new features have emerged in the electronics industry. For example, the life cycle of products is shortened, the speed of product upgrading is accelerated, and the variety of products is abundant. The market becomes saturated day by day; the demand changes quickly and changes greatly; the global procurement, assembly, supply chain becomes longer and more complex. In the increasingly complex supply chain, how to better realize the optimization of production planning system, realize the optimal allocation of resources, Reduce inventory levels, The production planning management is the core of the supply chain management. The production plan management plays an important role in the supply chain management and operation management of the production enterprises. It can balance the customer demand and the product supply of the enterprise, and has an important influence on the customer satisfaction. Therefore, the quality of the production plan management is directly related to the management level of the enterprise. Then it will affect the competitive advantage and the future development of the enterprise. This paper takes K Company, a multinational electronic enterprise, as the research object, and analyzes the situation that the enterprise is facing the project transfer, the more products it is, the more complex the production plan is. The current situation and existing problems of production planning management. After analyzing the surface and root causes of these problems, This paper discusses the improvement system of production planning management based on CPFR theory. Firstly, this paper expounds the theory of CPFR and the theory of production planning, and combs the research and development of CPFR theory on the basis of consulting relevant data. Combined with the actual situation of planning management in K Company, the overall direction of establishing production planning management system under the guidance of CPFR theory is established. Then, research methods such as literature research, data collection, process analysis, system analysis, etc. This paper analyzes the production plan management mode of K Company from five aspects, namely, the production plan management system, the goal of production plan management, the performance of production plan management, the process of production plan management and the relevant departments of production plan management. This paper summarizes the problems existing in the production planning mode of K Company, which leads to the coexistence of high inventory level and low delivery time rate, and affects the operation performance and core competitiveness of the enterprise. The overall structure of CPFR production planning system of K Company is designed. Then, how to construct the production planning system based on CPFR theory, establish the operation flow of the system, and design the CPFR information sharing platform. The system and technical aspects of the implementation of the CPFR production planning system security measures. Finally, this paper summarizes the research, This paper not only plays an important role in promoting the production planning management level of K Company, but also provides guidance to other electronic manufacturing enterprises in the same industry that want to establish CPFR production planning system. It also provides a high reference value for the scholars who want to study the production planning management system of electronic manufacturing enterprises.
