D公司存储系统集成服务项目治理结构研究

【摘要】:随着政府、企业、个人用户对于现代化信息技术方面需求的不断提高,IT服务业在不断发展,很多传统的硬件设备厂商积极地向服务型企业转型。以服务带给客户良好的客户体验,促进客户和厂商设备之间的绑定,达到销售硬件设备的目的。同时,服务业本身的利润空间也导致厂商对IT服务产生强烈兴趣。 IT服务包含软硬件支持与维护、系统集成、IT咨询等等服务,在这些服务中,项目管理能带来很多好处,例如:更好地控制财务、人力和物力资源;改善客户关系;缩短开发/实施时间;更高的产品/服务质量和可靠性;更大的边际利润空间;提高生产率;完善内部协调;更高的员工士气。 作为在转型中的D公司的存储集成服务业务,面临着强大的机遇以及挑战。一方面,公司大力发展服务业务,视存储集成服务为公司转型的重点;另一方面,项目管理方面的一些问题制约了业务的健康发展,如:服务销售和实施仍然遵循着旧的硬件销售体制,跨部门沟通失畅,统一的品牌形象不强,项目团队内部沟通需要加强,团队缺乏统一向上的积极文化,团队成员缺乏项目管理思想、项目协同意识等问题。 本文以D公司存储集成服务项目管理、项目治理结构为研究对象,以项目治理理论为基础,以系统分析的方法对D公司存储集成服务项目中存在的问题进行分析,梳理管理流程和治理结构,分析组织结构图及项目团队角色定位、角色定义以及角色关系,并提出项目治理结构以及项目管理流程和控制方案,对方案进行分步实施,达到在项目实际运作中优化资源,提高生产率、提高员工士气、完善内部协调、获得更大的边际利润以及更高的客户满意度的目的。
[Abstract]:With the increasing demand of government, enterprise and individual users for modern information technology, IT service industry is developing continuously. Many traditional hardware equipment manufacturers are actively transforming to service-oriented enterprises. To bring good customer experience to customers, promote the binding between customer and manufacturer equipment, achieve the purpose of selling hardware equipment. At the same time, the profit margin of the service industry itself also leads to a strong interest in IT services. It services include software and hardware support and maintenance, system integration and IT consulting services, among which, Project management can bring many benefits, such as: better control over financial, human and material resources; improved customer relations; shorter development / implementation time; higher product / service quality and reliability; greater margin of profit; Improve productivity; improve internal coordination; higher employee morale. As the storage integration service of D Company in transition, it faces great opportunities and challenges. On the one hand, the company makes great efforts to develop its service business and regards storage and integration services as the focus of the company's transformation. On the other hand, some problems in project management restrict the healthy development of the business. Such as: service sales and implementation still follow the old hardware sales system, cross-departmental communication is not smooth, the unified brand image is not strong, the project team internal communication needs to be strengthened, the team lacks a unified and upward positive culture, Team members lack of project management ideas, project synergy and other issues. In this paper, the project management and project governance structure of company D storage integration service are taken as the research object, and the problems existing in the storage integrated service project of company D are analyzed based on the theory of project governance and the method of system analysis. Combing management process and governance structure, analyzing organization chart and project team role positioning, role definition and role relationship, and putting forward project governance structure, project management process and control scheme, implementing the project step by step. To optimize resources, improve productivity, improve staff morale, improve internal coordination, obtain greater marginal profit and higher customer satisfaction in the actual operation of the project.
