W公司采购管理改善研究

【摘要】:采购管理作为联接供应链间各企业的基础环节,已经不只是传统管理的操作管理职能,而是日益成为现代企业的战略管理职能。采购管理的完善,能够为企业减少直接和间接的成本损耗,降低采购成本,缩短采购周期,提高产品质量,从而提高企业在市场上的竞争力。 本文以W公司的采购管理为研究对象,分析了该公司采购管理中存在的问题,提出了相应的解决方案,并对这些方案的实施所产生的效果进行了探讨。 1)分析了研究背景,对研究对象W公司从曾经的辉煌到窘迫的现状进行了分析,结合SWOT分析法,得出W公司在采购管理方面有待改善的两大任务。 2)以透气毡产品为例,结合供应商选择工具,供应商审核工具,进口价格比较工具等相关工具,全面阐述原材料国产化计划的制订与实施,并根据该方案实施的成果论述加快原材料国产化步伐对于外资企业的重要性。 3)根据W公司供应商管理不善,KPI指标不达标的现状,制订出供应商优化管理的年度计划。其中包括供应商回顾,供应商审核,供应商培训,国产化替代,供应商整合,,关系管理,库存管理等一系列计划,通过这些计划的逐一实施,实现缩短采购周期,降低库存,降低成本,提高产品质量的目标。同时也改善了同供应商之间的关系,实现了双赢的战略合作伙伴关系。
[Abstract]:Purchasing management is the basic link connecting the supply chain between enterprises, has not only the traditional management operation management functions, but has increasingly become a modern enterprise strategic management function. The procurement management, for enterprises to be able to reduce the cost of direct and indirect loss, reduce purchase cost, shorten the procurement cycle, improve product quality, so as to improve the the competitiveness of enterprises in the market.
This paper takes the purchase management of W company as the research object, analyzes the problems existing in the purchase management of the company, puts forward the corresponding solutions, and probes into the effect of the implementation of these plans.
1) analyzed the research background, analyzed the current situation of W company from its brilliance to its embarrassment. Combined with SWOT analysis, we got the two major tasks of W company in terms of procurement management.
2) to air mat products as an example, combined with the supplier selection, supplier audit tool, import price comparison tools and other tools, a comprehensive exposition of the formulation and implementation of the localization of raw materials, and according to the importance of the implementation of the program results discussed to speed up the pace of domestic raw materials for foreign companies.
3) according to the W company supplier management situation of KPI poor indicators of non-compliance, formulate annual plan to optimize the management of suppliers. Including supplier review, supplier audit, supplier training, domestic alternative, supplier relationship management, system integration, inventory management plan, by the implementation of these plans, can shorten the procurement cycle, reduce inventory, reduce cost, improve the quality of the target. At the same time improve the relationship with suppliers, to achieve a win-win strategic partnership.
