B公司自制品流程优化及实施策略

【摘要】:B公司1965年成立,是一家有代理的光测检验仪和自制的电光源设备的股份有限公司。本文讨论的是B公司自主研发、生产并销售的电光源设备,如荧光灯制造设备和节能灯制造设备等,简称B公司自制品。由于B公司自制品一直沿用先前的流程,其存在着传统企业的诸多弊端。特别是面对今天用户个性化需求提高,产品周期缩短,激烈的市场竞争,B公司自制品较为落后的流程,使得B公司自制品的预算、进度、和质量目标等关键要素难以保证;流程运作中出现顾此失彼、资源争用等问题,造成产品目标不能有效达成,严重制约着B公司的发展。因而,如何有效地对自制品流程进行优化是B公司亟待解决的问题。 本文以流程管理为理论依据,借鉴了国内外成功企业的实践经验和实战案例,系统地研究了B公司自制品的流程优化与实施策略。首先,在分析B公司自制品流程现状的基础上,通过流程管理理论,初步识别了B公司内部的管理瓶颈并明确需要改进的环节。其次,应用网络计划技术对B公司自制品的研发流程进行过程分解,对流程问题进行识别,从而找出B公司自制品研发流程的关键路线,并在确定关键路线的基础上优化流程。最后,从产品研发能力、市场开发能力及各流程人员配置三方面,研究B公司自制品流程优化的实施策略。 本文特色及创新之处主要表现在:①通过流程管理理论,分析并识别出B公司自制品现行流程中所存在的问题,明确需要改进的重要环节;②通过网络计划技术,探讨了B公司研发流程中存在的研发途径、过程控制、资源共享等瓶颈问题;③通过改变企业的商业模式,将技术和核心部件归由自己掌控,其余考虑外协完成,从而提高企业在市场中的竞争力。本文的研究不仅为B公司自制品提供了流程优化及实施策略,而且为其他机械制造公司的流程管理提供了理论依据和实施途径。
[Abstract]:B company was founded in 1965, is a photo detector agent and electric lighting equipment made by the Limited by Share Ltd. This is the B company independent research and development, production and sales of electric lighting equipment, such as fluorescent lamp manufacturing equipment and energy-saving lamp manufacturing equipment, referred to as B company from the products. Because the B company made products has always been continue to use the previous process, there exists many drawbacks of traditional enterprises. Especially in the face of today's users personalized needs to improve the short product life cycle, the fierce market competition, B company made products relatively backward flow, makes the B company's own product budget, schedule, key elements and quality objectives to ensure operation in process; care for this and lose that resource contention problems, resulting in products can not effectively reach the target, seriously restricting the development of B company. Therefore, how to effectively optimize the process of products from the company to B Solve the problem.
Based on the process management as the theoretical basis, from the practical experience and actual cases of successful enterprises at home and abroad, process optimization and implementation strategy to study B company's own product. First of all, based on the analysis of B company from the product process on the current situation, through the process management theory, preliminary identification management bottleneck of B company and a clear need to improve the links. Secondly, the application of network planning technology of B company's own product development process the process of decomposition, to identify the problems of the process, so as to find out the key route from the B company product development process, and optimize the process based on determining the critical path. Finally, from product research and development ability, market development ability and the flow of personnel of B company since three, implementing strategy of products process optimization.
The characteristics and innovations in the process management theory, to analyze and identify the B company since the existing products existing problem in the process, a clear need important improvement; through the network planning technology, discusses the development way, exist during the process of research and development company B process control, resource sharing and other bottlenecks the problem; by changing the business model, technology and core components to control by themselves, others consider outsourcing, thereby enhancing the competitiveness of enterprises in the market. This study not only for the B company own product provided the process optimization and implementation strategies, and provides theoretical basis and implementation approach for process management other machinery manufacturing company.
