6S现场管理在A服装厂的应用

【摘要】:现场管理如今已成为企业所熟知的重要理论,其实施的程度将直接影响到企业的效率与成本。6S作为现场管理中的重要方法之一,能够让企业在激烈的市场竞争中脱颖而出。 在上世纪七八十年代,我国一直沿用前苏联的工业体系,对效率、标准化的概念比较模糊,认识的不够彻底,作业方法以及管理方面缺乏科学性、系统化和标准化的制度。做事的行为凭个人意愿和习惯。这大大降低了我国的制造业水平,到九十年代末,工业工程作为一门比较新的工程管理类学科渐渐的被我国企业所了解。工业工程是利用各种综合知识和原理对生产进行科学化管理,有效改善生产现状的一门学科。然而我国企业在学习运用的过程中盲目的照搬外国工业工程模式,没有能够彻底的学习到工业工程的精髓,找到适合自己发展的工业工程管理模式。在企业中,实施工业工程管理应该从现场管理做起,只有夯实了现场管理这块管理的基石,企业才能提高综合管理水平,达到低成本高效率的生产目的。 日本实施5S的成功引起了各国学习的热潮,6S就是我国在引用5S管理的基础上增加了一个新的内容:安全。虽然在国内一些企业采用了这种管理方法,但是多以失败告终。 本文在总结6S现场管理的国内外发展现状的基础上,系统阐述了6s现场管理理论及应用方法,重点分析了我国应用6S现场管理的情况。在此基础上采用理论结合实际的研究方法进入企业实习,获得研究成果。 本文的主要工作包括: (1)总结6S现场管理的理论及方法,学习实施6S现场管理成功案例,分析6S在企业实施的可行性,归纳6S实施的具体实施方法。最后提出本文研究的主要内容和技术路线。 (2)对于6S现场管理方法在A服装厂的实例应用,结合基础工业工程方法中的5W1H技术和PDCA循环,对A服装厂进行实地调研,将该厂生产现场作为研究对象,了解了该厂的生产状况,对生产现状及其存在问题进行分析,优化工作车间流程布置,拟定6S实施方案,由试点推行至全面实行,设立奖罚机制督促员工自觉遵守6S规章制度。在改善过程中不断发现解决新的问题,找到适合该公司应用的6S管理方法。
[Abstract]:Field management has become an important theory well known to enterprises. The degree of its implementation will directly affect the efficiency and cost of enterprises as one of the important methods of field management, which can make enterprises stand out in the fierce market competition. In the 1970s and 1980s, our country has been following the industrial system of the former Soviet Union. The concepts of efficiency and standardization are rather vague, the understanding is not thorough enough, and the methods of operation and management are not scientific enough. A systematic and standardized system. The behavior of doing things depends on personal will and habits. This has greatly reduced the level of our manufacturing industry, and by the end of the 1990s, As a relatively new discipline of engineering management, industrial engineering is gradually understood by enterprises in our country. Industrial engineering makes use of all kinds of comprehensive knowledge and principles to carry out scientific management of production. A discipline that effectively improves the production situation. However, Chinese enterprises blindly copy the foreign industrial engineering model in the process of learning and applying it, and have not been able to learn the essence of industrial engineering thoroughly. In the enterprise, the industrial engineering management should start from the field management. Only by strengthening the foundation stone of the field management, can the enterprise improve the level of comprehensive management. Achieve low cost and high efficiency in production. The success of implementing 5S in Japan has aroused the upsurge of learning in various countries. It is that China has added a new content on the basis of quoting 5S management: safety. Although some domestic enterprises have adopted this management method, most of them have ended in failure. On the basis of summarizing the development of 6s field management at home and abroad, this paper systematically expounds the theory and application method of 6s field management. Based on the analysis of the application of 6S field management in our country, the research method of combining theory with practice has been adopted to enter the enterprise practice, and the research results have been obtained. The main work of this paper includes:. 1) summarize the theory and method of 6S field management, study the successful case of 6S field management, analyze the feasibility of 6S implementation in enterprise, sum up the concrete implementation method of 6S implementation. Finally, put forward the main content and technical route of this paper. 2) for the application of 6S field management method in A garment factory, combining the 5W1H technology and PDCA cycle in the basic industrial engineering method, the field investigation of A garment factory is carried out, and the production site of the factory is regarded as the research object. The production situation of the plant is understood, the production status and existing problems are analyzed, the layout of the workshop flow is optimized, the 6S implementation scheme is drawn up, and the implementation is carried out from the pilot to the full implementation. Set up reward and penalty mechanism to urge employees to abide by 6S rules and regulations consciously. In the process of improvement, we will find new solutions to new problems and find suitable 6S management methods for the application of the company.
