关键路径法在东方锅炉ERP项目软件实施过程中的应用研究

【摘要】:随着日趋激烈的市场竞争,市场中的企业面临着严峻的挑战。在这种形势下,企业生产计划、组织和管理要求越来越高。为了扭转被动局面,同时在竞争中占据有利位置,越来越多的企业选择以信息化来提升企业管理水平。然而在企业实施ERP的进程中,企业也面临诸多困扰,诸如软件实施过程时间不可控,实施质量和实施效果不可控,由于需求变更,造成软件实施成本的不可控等等。这些因素造成ERP实施成功率相对比较低,原因当然是多方面的,对软件开发和实施项目的管控也是其中之一。在此基础上,本论文提出,用项目管理的思想和手段,来控制ERP实施项目,提高ERP软件实施成功率。 本文对东方锅炉德阳分公司SAP分项目的管理过程和目标控制进行了深入的研究,该项目首先明确了项目目标,包括质量目标、成本目标、各个时间节点的目标;其次对于实现这些目标所需的资源,尤其是人力资源投入,进行了详细的调配方案,最终通过对项目过程的控制,在保障质量的前提下,实现项目按期上线。在这个过程中,重点对本项目的进度管理进行了分析,引入了项目管理知识体系中的计划评审技术和关键路径法等相关知识。在项目管理过程中,利用计划评审技术,对项目计划的可行性进行了分析,并利用关键路径法找出项目的关键路径,并对其进行重点关注。 通过将项目管理知识体系中关于进度管理的方法引入到公司软件实施项目管理中,为项目的成功提供有有力的保障,对项目的进度进行了进一步的精细化管理,保证项目如期上线,并为公司其他项目提供了良好的借鉴范本。
[Abstract]:With the increasingly fierce market competition, enterprises in the market are facing severe challenges. In this situation, the enterprise production planning, organization and management requirements are becoming higher and higher. In order to reverse the passive situation and occupy a favorable position in the competition, more and more enterprises choose to use information technology to improve the level of enterprise management. However, in the process of ERP implementation, enterprises also face many difficulties, such as the software implementation process time is not controllable, the implementation quality and implementation effect is not controllable, because of the change of demand, the software implementation cost is not controllable and so on. These factors lead to relatively low success rate of ERP implementation, of course, there are many reasons, and the control of software development and implementation projects is also one of them. On this basis, this paper puts forward, using the idea and means of project management, to control the ERP implementation project, In this paper, the management process and target control of SAP sub-project in Deyang Branch of Dongfang Boiler is studied deeply. The project first defines the project objectives, including quality objectives, cost targets, and so on. The objectives of each time node; secondly, the resources needed to achieve these goals, especially the human resources input, are allocated in detail, finally through the control of the project process, under the premise of guaranteeing the quality, Implementation of the project on schedule line. In this process, the progress management of the project is analyzed, and some related knowledge, such as plan review technology and critical path method, are introduced into the project management knowledge system. In the process of project management, the feasibility of the project plan is analyzed by using the plan review technology, and the key path of the project is found by using the critical path method. By introducing the method of schedule management in the knowledge system of project management into the implementation of project management in the company software, this paper provides a strong guarantee for the success of the project. The progress of the project is further refined management to ensure that the project on schedule and provide a good model for other projects of the company.
