精益思想下的Y公司手机研发项目管理研究

【摘要】:随着各种基于无线网络的技术的快速发展,手机的产品寿命周期变短、成本能力成为企业的基础竞争力之一。在这种发展趋势和背景下,中国手机研发公司面临着许多问题和挑战:技术更新速度加快、研发周期缩短、用户对产品的质量要求越来越高、订单趋向小批量多型号而使过程管理复杂性增加,关键零部件如主芯片的价格坚挺,国内通胀造成员工工资不断提高、人民币升值、企业的盈利能力下滑严重、订单锐减的问题。可以说手机研发公司所处的市场环境越来越恶劣,竞争越来越残酷,淘汰率高。企业如何直面这种竞争呢?除了优化市场营销手段、降低采购成本等措施外,更重要的是手机研发公司要适应客户和市场要求,优化公司管理方法,快速推出高品质、低成本的新产品。 本文以手机研发公司Y公司为例,以改进手机研发项目管理为切入点,从而达到上述目标为目的,以手机研发项目周期中5大过程组即项目启动过程、项目计划过程、项目执行过程、项目控制过程和项目收尾过程为研究对象,较为系统而客观的研究了现有项目管理应用情况及其中存在的问题,把精益思想的主要原则导入到项目管理中,以分析价值、拉动价值流、消除价值流障碍、消除浪费无止境等为技术手段,通过理论和实践的结合,找出现有项目管理每个过程的重点问题,分析产生的原因,以精益的理念去寻求突破口,提出了具有指导意义的改进措施,并提出实施改进措施的具体步骤,意在以手机研发过程项目管理为其中一项突破口,努力寻求Y公司竞争优势。
[Abstract]:With the rapid development of various wireless network-based technologies, the product life cycle of mobile phone becomes shorter, and the cost ability becomes one of the basic competitiveness of enterprises. In this development trend and background, the Chinese mobile phone R & D company is facing many problems and challenges: the speed of technology renewal is accelerated, the research and development cycle is shortened, and the quality requirements of the products are becoming higher and higher. Orders tend to increase the complexity of process management due to the trend of small batches and more models, the price of key components such as the main chip is firm, the domestic inflation causes employees' wages to continue to rise, the RMB appreciates, and the profitability of enterprises declines seriously. The problem of a sharp drop in orders. It can be said that mobile phone R & D companies are in an increasingly bad market environment, competition is becoming more and more cruel, the elimination rate is high. How can enterprises face up to this kind of competition? In addition to optimizing marketing methods and reducing purchasing costs, it is more important for mobile phone R & D companies to adapt to customer and market requirements, optimize their management methods, and quickly launch new products of high quality and low cost. In this paper, the mobile phone R & D company Y company as an example, to improve the mobile phone R & D project management as a breakthrough point, so as to achieve the above objectives, mobile phone R & D project cycle in the five major process groups, namely, the project start-up process, project planning process, The project execution process, the project control process and the project closing process are the research objects. The application of the existing project management and the existing problems are studied systematically and objectively, and the main principles of lean thinking are introduced into the project management. With analyzing value, pulling value flow, eliminating obstacle of value flow, eliminating endless waste and so on, through the combination of theory and practice, this paper finds out the key problems in each process of project management, and analyzes the reasons for the occurrence. In order to find a breakthrough with lean idea, this paper puts forward some improvement measures with guiding significance, and puts forward the concrete steps to implement the improvement measures, aiming at taking the project management of mobile phone R & D process as one of the breakthrough points and striving to seek the competitive advantage of company Y.
