惠腾公司供应商选择与评价体系改进研究

【摘要】:虽然金融经济危机使全球经济发展速度放缓,但也使人们意识到作为制造业的实业经济才是真正创造财富的源泉。全球正面临着以能源生态化、制造数字化为核心,以互联网和新材料、新能源相结合为特征的第三次工业革命。风电行业是我国“十二五”重点发展的战略性新兴行业,在国家各项支持政策下,呈现出良好的发展态势,以华锐、东方汽轮为代表的中国风电设备制造商开始逆势上扬、挺立潮头,在国际国内市场占据重要份额,风机叶片作为风电设备的核心部件,风机叶片企业也随着风电行业的繁荣而不断壮大,惠腾公司就是华锐、东方汽轮等处于第一梯队的风电投资企业的叶片供应商。但随着风机叶片市场规模的扩大,成本和价格的下降、利润的减少、市场竞争的白热化,使得成本控制成为风机叶片制造企业竞争的重点,合理供应商的选择成为当前企业竞争战略的重点,竞争的焦点由企业与企业之间的竞争转移为供应链与供应链之间的竞争。 根据笔者对各风机叶片制造企业的调研,当前,许多企业仍采用传统的采购模式,针对供应商的评价与选择,企业还没有一个科学的有效的管理体系。从而致使企业的经营时常受到外部供应商在财务、时间、数量以及供货质量等方面的干扰,对自己的生产节奏和产品质量无法按照市场的需求进行科学合理的控制,所处状态非常被动。只有对公司供应商进行合理评价,然后按照公司的管理目标对供应商进行选择,开展协作与合作关系发展才能改变公司现处的被动环境。 本文正是基于这些背景选择惠腾公司作为风机叶片制造企业的代表,对其供应商选择与评价体系进行研究。文章根据对以往文献的研究,对惠腾公司的物资采购与供应商管理状况,从产品市场、供应商选择指标、采购流程以及成本构成等方面进行了分析,并对企业目前选择供应商所存在的问题进行了归纳和总结,重新建立起了供应商的评价体系,对选择供应商的权重和度量指标进行了全面的探讨。最后,对选定的考核指标用层次分析法进行构建,利用目标成本法和作业成本法进行成本评价,并根据评分进行相应的评价选择,提出科学合理的采购策略建议,并对公司与供应商合作在发展和终止策略上进行了分析和建议,以改善惠腾公司的供应商选择评价体系,并为风机叶片制造企业提供参考。
[Abstract]:Although the financial and economic crisis has slowed the global economy, it has also made people realize that the industrial economy as a manufacturing industry is the real source of wealth creation. The world is facing the third industrial revolution, which is characterized by the ecologicalization of energy, the digitalization of manufacturing, and the combination of Internet, new materials and new energy. The wind power industry is a strategic emerging industry with the focus of the 12th Five-Year Plan in China. Under various state support policies, the wind power industry has shown a good development trend. Chinese wind power equipment manufacturers, represented by Sinovel and Dongfang steam turbines, have begun to rise against the trend. Stand tall and tide head, occupy an important share in the international and domestic market. Fan blade is the core component of wind power equipment. Fan blade enterprises are also growing with the prosperity of wind power industry. Huiteng Company is Sinovel. Dongfang steam turbine and other in the first echelon of wind power investment enterprises blade suppliers. However, with the expansion of the market scale of fan blade, the decrease of cost and price, the decrease of profit and the intensification of market competition, cost control has become the focus of competition in fan blade manufacturing enterprises. The selection of reasonable suppliers has become the focus of the current competition strategy of enterprises. The focus of competition has shifted from competition between enterprises to competition between supply chains and supply chains. According to the author's investigation on the fan blade manufacturing enterprises, at present, many enterprises still adopt the traditional purchasing mode, and there is not a scientific and effective management system for the evaluation and selection of suppliers. As a result, the operation of the enterprise is often disturbed by external suppliers in the aspects of finance, time, quantity and quality of supply, and their production rhythm and product quality cannot be controlled scientifically and reasonably according to the market demand. In a very passive state. Only by evaluating the suppliers reasonably, choosing the suppliers according to the management objectives of the company, and developing the cooperation and cooperation relationship, can the passive environment of the company be changed. Based on these background, this paper chooses Huiteng Company as the representative of fan blade manufacturing enterprise to study its supplier selection and evaluation system. Based on the research of the previous literature, this paper analyzes the material purchase and supplier management of Huiteng Company from the aspects of product market, supplier selection index, purchasing process and cost composition, etc. The problems existing in the selection of suppliers are summarized and summarized, the evaluation system of suppliers is re-established, and the weights and metrics of selecting suppliers are discussed comprehensively. Finally, the selected assessment index is constructed by AHP, the cost is evaluated by objective cost method and activity-based costing method, and the corresponding evaluation and selection are made according to the score, and the scientific and reasonable purchasing strategy suggestions are put forward. In order to improve the supplier selection evaluation system of Huiteng Company and provide reference for the fan blade manufacturing enterprise, the paper analyzes and proposes the development and termination strategy of the cooperation with the supplier.
