SF公司自动售货机运营项目发展战略研究

【摘要】:摘要:随着信息技术的发展和经济水平的提高,被称为24小时营业的微型超市的自动售货机在国内迎来新的发展机遇。作为定位于温州市场的自动售货机运营公司,SF公司应该如何抓住这一机遇来实现快速发展和盈利,值得笔者思考与探索。 文章首先介绍了国内外自动售货机行业的发展历史与现状;接着对国内外使用QSPM矩阵分析法进行可行备选战略择优的文献进行梳理和回顾。其次,介绍了后文将用到的行业环境分析中的PEST分析法和波特五力模型以及战略制定与决策分析方法。再次,通过对温州市场自动售货机行业的外部环境分析、竞争情况分析以及SF公司的内部环境分析总结出战略制定的内外部影响因素并运用AHP法为影响因素赋予权重从而构建出EFE矩阵和IFE矩阵。在此基础上,结合SF公司的发展战略指导思想和目标构建SWOT矩阵来制定出9项备选方案,进而通过QSPM矩阵分析法进行备选方案的择优决策。最后根据既定战略提出相应的实施保障措施。 最后的结论有:自动售货机在我国的潜在市场是巨大的。SF公司可采用的备选战略有S-O战略(包括利用社会资源抢占市场;技术领先确立行业领先地位;低成本战略抢占市场);W-O战略(包括寻求政府关于人才与资金等的扶持;引进成熟运营团队,快速占领市场);S-T战略(包括利用技术优势完善自动售货机的服务质量;开发刷卡、电子钱包支付方式)和W-T战略(包括建立行业联盟,减少相互竞争;建立长期供应商合作伙伴关系来获得货物资金的融通)。综合来看,SF公司可以利用低成本和技术领先的优势在未来的一段时间内来进行发展。此外,为了更好地实施公司发展战略,SF公司需要从以下四个方面进行发展战略的实施保障:加强市场营销的建设与管理;企业管理体制和运行机制的改革;加大技术投入,提高研发能力加大人才的开发和引进。
[Abstract]:Absrtact: with the development of information technology and the improvement of economic level, the vending machine of the microsupermarket, which is called 24 hours operation, is facing a new development opportunity in our country. As a vending machine operating company located in Wenzhou market, SF company should seize this opportunity to realize rapid development and profit, which is worth my thinking and exploration. This paper first introduces the history and present situation of vending machine industry at home and abroad, and then combs and reviews the literature of using QSPM matrix analysis method to choose the best strategy at home and abroad. Secondly, the paper introduces the PEST analysis method and Porter's five-force model, as well as the methods of strategy formulation and decision analysis, which will be used in the industry environment analysis later. Thirdly, by analyzing the external environment of vending machine industry in Wenzhou market, The internal and external influence factors of strategy formulation are summarized by competition analysis and internal environment analysis of SF Company, and the EFE matrix and IFE matrix are constructed by using AHP method to give weight to the influencing factors. On the basis of this, 9 options are worked out by combining the development strategy guiding ideology and objective of SF company with the SWOT matrix, and then the optimal decision of the alternative scheme is made by the QSPM matrix analysis method. Finally, according to the established strategy to put forward the corresponding implementation of safeguards. The conclusions are as follows: the potential market of vending machines in China is huge. The alternative strategies that SF can adopt are S-O strategy (including the use of social resources to seize the market; leading technology to establish a leading position in the industry; low cost strategy to seize the market); W-O strategy (including seeking government support for talent and capital; introducing mature operational teams to quickly capture the market); S-T strategy (including using technological advantages to improve the quality of service for vending machines; developing credit cards, etc.) E-wallet payments) and W-T strategies (including industry alliances to reduce competition; long-term supplier partnerships to finance goods). Overall, SF can capitalize on low-cost and technology-leading advantages for some time to come. In addition, in order to implement the development strategy of the company better, SF needs to guarantee the development strategy from the following four aspects: strengthening the construction and management of marketing, reforming the enterprise management system and operation mechanism, increasing the technical input, Improve R & D capabilities and increase the development and introduction of talents.
