大规模定制环境下服装企业分散采购策略及绩效评价研究

【摘要】:随着经济和社会的飞速发展,和其他产品一样,服装的市场环境发生了深刻的变化,客户需求的多样化和个性化逐步显现出来,并得到服装企业越来越多的重视,动态多变的市场迫使更多的服装制造企业选择了大规模定制。 在大规模定制模式下,服装产品市场生命周期缩短,交货期和成本成为主要的竞争因素。服装大规模定制不仅是未来服装制造企业的发展方向,也可以成为许多服装制造企业实实在在的利润来源。采购是服装企业制造产品的源头和重要流程,是供应链上各个企业之间,原材料与产成品之间的纽带,以用来解决生产需求与物料供应的矛盾。同时,也是利润增值的来源。在大批量生产方式下,企业通过集中采购形成规模效益,从而起到降低成本的效果。然而,在这种大规模定制模式下,企业仍然采用原有的集中采购模式虽能够降低采购物品的单位价格,但不能同时起到有效降低企业的成本、缩短交货期,提高质量的作用。 针对大规模定制环境下服装企业集中采购策略存在的弊端,本文以大中型服装企业为研究对象,以降低企业成本、缩短交货期,提高企业核心竞争力为目的,引用ABC分类法思想,设计了一套针对大规模定制环境下服装企业面、辅料分散采购流程,并对分散采购策略的应用效果,设计采购绩效考核评价体系进行绩效评价,从而有效地达到分散采购的目的。 论文首先介绍了服装大规模定制与采购管理的相关理论;其次,阐述了大规模定制环境下服装企业的特点以及该生产环境下传统采购流程和成本控制流程存在的问题,分析了大规模定制环境下影响服装企业核心竞争力的有关因素,在此基础上,针对传统采购模式下存在的问题提出具体的优化目标,并采用ABC分类法思想,根据面、辅料通用性强度以及金额对面、辅料进行分类,并根据分类结果采用不同采购模式的采购策略,同时,设计了一套合理的分散采购流程;最后,基于层次分析法和TOPSIS评价方法,,建立采购绩效考核模型,计算出考核指标体系权重,对采购策略的应用效果进行考核和评价,并以某企业采购策略绩效考核为例阐述模型的应用过程。
[Abstract]:With the rapid development of economy and society, like other products, the market environment of clothing has undergone profound changes, and the diversification and individuation of customer needs gradually appear, and more attention has been paid to clothing enterprises. Dynamic and changeable market forces more garment manufacturers to choose mass customization. Under the mode of mass customization, the market life cycle of garment products is shortened, delivery time and cost become the main competitive factors. Garment mass customization is not only the development direction of garment manufacturing enterprises in the future, but also a real profit source for many garment manufacturing enterprises. Procurement is the source and important process of garment manufacturing products, and the link between all enterprises in the supply chain, between raw materials and finished products, in order to solve the contradiction between production demand and material supply. At the same time, it is also a source of profit appreciation. In mass production, enterprises form economies of scale through centralized procurement, thus reducing costs. However, in this mode of mass customization, although the original centralized purchasing mode can reduce the unit price of the purchased goods, it can not effectively reduce the cost, shorten the delivery time and improve the quality of the enterprise at the same time. In order to reduce the cost, shorten the delivery time and improve the core competitiveness of garment enterprises, this paper aims at reducing the cost of enterprises, shortening delivery time and improving the core competitiveness of enterprises, aiming at the shortcomings of the centralized purchasing strategy of garment enterprises under the environment of mass customization, taking the large and medium-sized garment enterprises as the research object. Based on the idea of ABC classification, this paper designs a set of decentralized procurement process for garment enterprises in mass customization environment, and designs a performance evaluation system for the application of decentralized purchasing strategy and the design of procurement performance evaluation system. In order to effectively achieve the purpose of decentralized procurement. Firstly, the paper introduces the theory of mass customization and purchasing management. Secondly, the characteristics of garment enterprises in mass customization environment and the problems existing in the traditional purchasing process and cost control process in this production environment are expounded. The factors affecting the core competitiveness of garment enterprises under mass customization environment are analyzed. On this basis, aiming at the problems existing in the traditional purchasing mode, this paper puts forward specific optimization objectives, and adopts the idea of ABC classification, according to the surface, the general strength of the auxiliary materials and the amount of money opposite, the auxiliary materials are classified. According to the classification results, the procurement strategies of different procurement models are adopted, and a set of reasonable decentralized procurement process is designed. Finally, based on Analytic hierarchy process (AHP) and TOPSIS evaluation method, the purchasing performance evaluation model is established, and the weight of the evaluation index system is calculated, and the application effect of the procurement strategy is evaluated and evaluated. The application process of the model is illustrated with the example of performance appraisal of purchasing strategy of a certain enterprise.
