精益生产在A医药企业的应用研究

【摘要】:随着经济全球化步伐的不断迈进,中国医药行业的竞争日趋白日化。国外大型医药企业凭借强大的经济实力和先进的产品技术,不断占据中国高端医药市场;同时国内私营制药企业,依赖高效灵活的运营模式和管理机制,不断利用价格战抢占中低端普药市场。面对如此激烈的竞争形势,质量和价格已经成为企业市场成败的关键要素。以丰田公司为代表的企业通过精益生产方式降低成本、提高质量、快速灵活响应市场,取得巨大成功,为处于竞争弱势的国内医药企业带了新的希望。 在目前国内医药市场仿制药品种不断增加,新医改政策对药品价格的持续施压,国家药监机构对药品质量审批要求的大幅提升,以及随着人民币不断升值、劳动力成本的不断升高以及环太湖流域对环境保护的日益重视这些大环境下,A医药企业面临着前所未有的市场压力。企业深知要突出重围,只有不断地依靠提高内部管理水平、吸取先进药企成功的管理理念,不断通过技术进步和强化管理来提高生产运行的效率、降低产品的成本、提升产品的品质、加快市场响应的速度。而精益生产正是经过前人不断验证过的一种成功的生产经营模式,A医药企业根据企业自身发展的需求,寻求精益生产方式的革新之路,希望通过在企业推行精益生产,快速提升企业目前的管理质态,通过持续改进提高公司的市场竞争力,从而摆脱目前的困境并寻求新的突破和生存发展的空间。 本文以笔者所在A医药企业为背景,在全面分析企业当前生产运营现状的基础上,借鉴精益生产的理论和方法,从企业发展的视角出发,结合药企流程制造的特点,探索将相关精益生产理论和方法灵活应用于背景制药企业,完成了制药企业精益改善的实施方案设计并以项目管理的思路系统实施。实施效果表明,通过精益生产的系统推进,企业在成本、质量、效率、设备保障等方面均取得了显著的改善,同时员工的行为和意识也发生了显著的变化,为构建现代企业文化奠定了基础。
[Abstract]:With the development of economic globalization, the competition of Chinese medicine industry is becoming more and more white. By virtue of their strong economic strength and advanced product technology, foreign large pharmaceutical enterprises continue to occupy the high-end pharmaceutical market in China. At the same time, the domestic private pharmaceutical enterprises, relying on efficient and flexible operation model and management mechanism, constantly use the price war to seize the low end of the drug market. In the face of such fierce competition, quality and price have become the key factor of success or failure of enterprise market. The enterprises represented by Toyota Company reduce the cost, improve the quality, respond to the market quickly and flexibly through lean production, and obtain great success, which brings new hope for the domestic pharmaceutical enterprises which are in the weak position of competition. In the current domestic pharmaceutical market, the variety of generic drugs is constantly increasing, the new medical reform policy continues to exert pressure on drug prices, the requirements of the State Drug Regulatory Agency for the examination and approval of drug quality are greatly increased, and as the RMB continues to appreciate, With the rising labor cost and the increasing attention to environmental protection in the Taihu Basin, A pharmaceutical enterprise is facing unprecedented market pressure. Enterprises are well aware that they must constantly rely on improving the level of internal management, absorbing the successful management concepts of advanced pharmaceutical enterprises, constantly improving the efficiency of production and operation through technological progress and strengthening management, and reducing the cost of products. Improve product quality and speed up market response. Lean production is a successful mode of production and management, which has been continuously verified by predecessors. According to the needs of the enterprise's own development, A pharmaceutical enterprise seeks the way of innovation of lean production mode, hoping to carry out lean production in the enterprise. We can quickly improve the management quality of the enterprise, improve the market competitiveness of the company through continuous improvement, so as to get rid of the current predicament and seek for new breakthrough and space for survival and development. In this paper, based on the comprehensive analysis of the current production and operation status of A pharmaceutical enterprise, the author draws lessons from the theory and method of lean production, from the perspective of enterprise development, combining the characteristics of pharmaceutical enterprise process manufacturing. This paper explores the flexible application of relevant lean production theories and methods to pharmaceutical enterprises, completes the implementation scheme design of lean improvement in pharmaceutical enterprises and implements it systematically with the idea of project management. The implementation results show that, through the systematic promotion of lean production, enterprises have made significant improvements in cost, quality, efficiency, equipment support, etc. At the same time, the behavior and consciousness of employees have also changed significantly. For the construction of modern corporate culture laid the foundation.
