【摘要】:整车产品开发过程是贯穿整车从无到有、从策划到量产投放市场的核心主过程,紧密围绕此过程规划、研发、生产、质保和营销等各相关领域共同开展大量工作,新产品开发过程中的项目管理水平直接影响着项目质量和最终产品市场评价,间接地影响企业的运营效益和品牌价值等。结合国际先进车企的管理模式、合资企业的实践经验和自主品牌的运营实际,F集团先后探索建立了自己的整车开发开发过程和整车产品开发过程转阶段评审(F集团内部称为质量门)管理模式。本文简单介绍了F集团整车产品开发的基本过程,并简要说明了各阶段的主要任务。F集团整车产品开发过程划分产品项目策划、产品策划、产品定义、设计和验证、生产准备、试生产和量产初期共7个大的阶段,其中产品项目策划和产品策划阶段在整车产品开发过程的前期版本中划分为一个整体的商品策划阶段,现行的整车产品开发过程转阶段评审管理仍将此两者作为一个阶段进行管理。文章介绍了F集团现行整车产品开发过程转阶段评审管理的组织结构、目的、流程和标准,转阶段评审管理即通过对概念设计启动、方案冻结、产品冻结、试生产启动、量产启动和量产初期解除6个里程碑点进行转阶段评审确认、控制不达标项目的向后流动实现对整车产品开发项目的过程质量控制。文章对F集团现行整车产品开发过程转阶段评审管理现状进行了说明,并结合相关理论、实践情况和调查研究对F集团现行的整车产品开发过程转阶段评审管理现存问题进行了成因分析。本文结合有关理论和企业实践对F集团整车产品开发过程转阶段评审管理进行了优化方案的设计,在项目初期增设了项目任务冻结转阶段评审,在项目末期增设了项目回顾转阶段评审,扩充、调整了概念设计启动、方案冻结、产品冻结、试生产启动、量产启动和量产初期解除6个转阶段评审的内容,并优化了转阶段评审管理的标准,使其可以更好的满足新竞争形势下的整车新产品开发项目管理需要,推动实现从“项目中的质量管理”到“项目质量的管理”的跨越和提升。文章对整车产品开发过程转阶段评审管理优化方案和原方案进行了对比,阐述了优化方案相对原方案的变化点,并提出了建立专业化的项目经理团队、建立转阶段评审专家资源库、管理信息系统整合完善、建立整车产品项目综合考评体系和建立分层授权的新产品项目转阶段评审管理制度5条优化方案实施保障措施。相信F集团在科学化、体系化的整车产品开发过程转阶段评审管理持续深入开展的过程中,产品开发过程能力将得以不断提升,整车产品质量水平将更上一个新的台阶。

I believe the F group in the scientific process, complete product development system to carry out continuous review management stage in the product development process will be the ability to continuously improve the level of product quality, the vehicle will be more on a new level.
