百蝶超市自营配送中心运营方案优化设计

【摘要】:连锁超市要在激烈竞争的市场中发展下去,一定要有高效率的物流配送作保证,以高质量的服务,快速响应顾客的需要。物流配送技术作为连锁超市经营运作过程中的重要环节自然就演变为企业之间的核心竞争力。但是目前国内配送中心盲目效仿国外引进先进的物流设施设备,却没有合理利用运营方案去运作配送中心生产,导致配送中心存在诸如设备先进但应用落后、库存不足、拣货效率低、运营流程繁琐、管理落后等问题。本文以百蝶超市自营配送中心为模型,从储位管理、采购策略与库存控制、拣货策略、作业组织四个方面,对该配送中心运营中存在的问题进行优化设计。1.运用PCB分析对运营数据进行研究,对拣货设备及储存能力进行测算,为配送中心储位和拣货系统优化打下基础;2.依据ABC分析法的原理,对配送中心在库商品进行储位安排,建议周转率高的A类货,安排在离出货区最近且方便储存的货架第一层;周转率一般的B类货安排在货架第二层、周转率低的C类货安排在货架三层以上即可。为了提高出库效率,建议将存放在阁楼式货架区的A类货移至电子标签拣货区。3.通过安全库存、固定订货点分析、定货批量分析的方法对配送中心三种有代表性的商品进行了研究,并给出三种产品的订货到达预测及缺货分析建议,对缓冲供需不平衡、控制物流成本、提高库存可得率和客户订单满意度方面起到了重要的作用。4.运用EIQ分析法,剖析拣货策略;根据百蝶配送中心历史数据重点以6张订单为例,为配送中心提供了分析处理订单的方法、标准化作业流程设计方案;并针对拆零作业提出了相应的提高拣选效率的方案。5.利用5H1W法则和ECRS法则规范作业流程,结合甘特图找出在拣选作业中存在的诸如订单处理有误,仓库布局不合理、搬运设备摆放过远等问题,并提出合理化改进建议。本文所得结论可为其他连锁超市自营配送中心提供一些可以借鉴的经验。
[Abstract]:In order to develop in the fierce competition market, the chain supermarket must have the high efficiency logistics distribution as the guarantee, with the high quality service. As an important link in the operation of chain supermarkets, logistics distribution technology has naturally evolved into the core competitiveness among enterprises. But at present, domestic distribution centers blindly emulate the introduction of foreign countries. Incoming logistics facilities. But there is no reasonable use of the operation plan to operate distribution center production, resulting in the distribution center such as advanced equipment but backward application, lack of inventory, low efficiency of picking goods, cumbersome operation process. This paper takes Baidei supermarket self-distribution center as the model, from four aspects: storage management, purchasing strategy and inventory control, picking strategy, and operation organization. The problems existing in the operation of the distribution center were optimized design. 1. PCB analysis was used to study the operation data and to calculate the picking equipment and storage capacity. Lay the foundation for the distribution center storage and picking system optimization; 2.According to the principle of ABC analysis, the storage arrangement of goods in warehouse in distribution center is carried out. It is suggested that A goods with high turnover should be arranged on the first floor of shelves nearest to the shipping area and conveniently stored. General turnover B goods arrangement in the second layer of the shelf, low turnover C goods arrangement in the shelf above three layers. In order to improve the efficiency of delivery. It is suggested that the category A goods stored in the attic shelf area be moved to the electronic label picking area .3. through the safety inventory, the fixed order point analysis is carried out. The method of order batch analysis is used to study three representative commodities in distribution center, and the order arrival prediction and shortage analysis suggestions are given to buffer the imbalance between supply and demand, and to control the logistics cost. Improve the inventory yield and customer order satisfaction played an important role. 4. Using EIQ analysis to analyze the picking strategy; According to the historical data of Baidei Distribution Center, six orders are taken as an example to provide the distribution center with the method of analyzing and processing orders and the design scheme of standardized operation flow. The paper also puts forward the corresponding scheme to improve the picking efficiency. 5. using 5H1 W rule and ECRS rule to standardize the operation flow. Combined with Gantt chart to find out the existing problems in sorting operations such as order processing errors warehouse layout unreasonable handling equipment placed too far and so on. The conclusions of this paper can provide some experience for other chain supermarket self-distribution centers.
