H企业供应商管理策略研究

【摘要】:近年来,随着中国经济实力增长,发展和增强航空航天产业也变的意义重大。与此同时,伴随中国C919大飞机研制的推进和中国航空市场需求的持续增加,越来越多拥有技术优势的国外制造商、供应商开始寻求与中国商飞的合作,陆续将一些项目转移到中国,希望通过技术换取市场,中国市场显然成了全球的热点。 然而,对中国来说,目前在民用飞机发展方面还没有足够多的经验。因此,这些跨国航空航天制造企业在进入中国市场去拓展业务的同时,首先也将面临着如何选择正确的本地供应商以及在完成供应商开发阶段后如何在供应商管理中所遇到那些场不可预知的问题。 供应链好坏关系到跨国航天航空公司能否立足于中国市场,如何避免上述事情的发生,是这些跨国航天航天公司在前期供应商开发以及后期供应商合作过程中必须直接面对和解决的问题,本文将通过分析研究H企业在本地供应商管理为实例,为解决航空航天企业在中国市场实施有效供应商管理、确保供应链健康有序等问题尝试提供思路、及采用案例研究的方法结合六西格玛管理相关的理论知识,对H企业在供应商管理中遇到的问题进行分析,,针对发生问题的根本原因,提出改进方案及建议,并通过方案的实施到最终解决和优化,以期供中国本地航空企业在遇到类似问题时借鉴及参考。 从理论方面,本文运用网络分析法(Analytic Network Process)来开发一套适合H企业的中国供应商选择方法,并通过六西格玛管理中DMAIC的方法对供应商在实际项目生产中遇到的产品质量问题为实例进行数据分析。通过找到问题的关键,帮助供应商提高产品生产率,同时也帮助H企业高效、顺利的完成自身供应链的转移项目,最终使H公司达到成本节约及市场的增长。
[Abstract]:In recent years, with the growth of China's economic strength, the development and enhancement of the aerospace industry has become of great significance. At the same time, with the development of China's C919 aircraft and the increasing demand in China's aviation market, more and more foreign manufacturers and suppliers with technological advantages are seeking cooperation with Comac. Some projects have been moved to China in the hope of exchanging technology for the market, which has clearly become a global hot spot. However, for China, there is not enough experience in the development of civil aircraft. Therefore, while these multinational aerospace manufacturing enterprises enter the Chinese market to expand their business, First of all, it will also face the problem of how to select the right local supplier and how to meet the unpredictable problems in supplier management after completing the supplier development phase. Good or bad supply chain is related to the multinational aerospace industry. Can the company be based on the Chinese market, How to avoid the above problems is the problem that these multinational space companies must face and solve directly in the process of supplier development and supplier cooperation. By analyzing and studying the local supplier management of H enterprise, this paper tries to provide some ideas to solve the problems of effective supplier management in Chinese market and ensure the supply chain to be healthy and orderly. With the method of case study and six Sigma management theory knowledge, this paper analyzes the problems encountered in the supplier management of H enterprise, and puts forward the improvement scheme and suggestions in view of the root causes of the problems. And through the implementation of the scheme to the final solution and optimization, in order to provide Chinese local aviation enterprises in similar problems and reference. In this paper, the Analytic Network process is used to develop a set of Chinese supplier selection methods suitable for H enterprises. Through the method of DMAIC in six Sigma management, this paper analyzes the product quality problems encountered by suppliers in actual project production. By finding the key to the problem, the supplier can improve the product productivity, and also help the H enterprise to complete the transfer project of its own supply chain efficiently and smoothly. Finally, the H company can achieve cost saving and market growth.
