基于双元能力的物流企业发展模式研究—宇鑫物流案例研究

【摘要】:发展模式是现代企业在瞬息万变的市场经济环境中取得竞争优势的法宝。物流企业如何通过市场开拓与内部运营的相互作用来寻找合适自身的发展模式,还需要深入研究。现有理论尚无法解决这个实际问题,将双元能力的探索视角和开发视角结合来研究企业发展模式,有助于平衡市场开拓和内部运营之间的关系,从而更加全面深入地揭示物流企业发展模式。一方面,企业通过探索机会和把握机会进行市场开拓,另一方面,企业通过管理规范和管理授权加强内部运营,两方面对立统一,促进企业快速发展。本研究以宇鑫物流股份有限公司为案例研究对象,结合双元能力详细并深入解释了在宇鑫物流发展的三个阶段中,企业是如何运用市场开拓与内部运营两种看似相冲突的力,相互促进,形成螺旋上升的发展模式。本研究主要从以下两个方面进行研究并力图逐步得出研究结论:(1)企业发展模式在探索、创建、完善三阶段中,企业不同层级的员工所具有的双元能力是不同的。在探索企业发展模式阶段,企业高层管理者具备同时关注市场和员工的双元能力;在创建企业发展模式阶段,企业高层管理者和经理层同时具备平衡市场开拓和内部运营,即探索和把握市场时机以及管理规范和授权的双元能力;在完善企业发展模式阶段,高层管理者、经理层、员工都具备了同时关注市场开拓和内部运营的双元能力,员工的双元能力体现在他关注客户个性化需求和自发向经理层提供合理化建议,便于企业探索机会和把握机会,实现更合理的管理规范和授权,来平衡市场开拓和内部运营;揭示了不同层次双元能力的演化对企业发展模式的作用。(2)企业通过市场开拓与内部运营之间不断更新和完善的平衡过程来促进企业发展模式的实现。在市场开拓当中,宇鑫物流采用的是“成块连片”的战略逻辑,即对市场的开拓通过建立子结构,把新建立的子结构聚成块,再将块连成片,实现占领市场的目的。具体路径是:通过现有的市场探索机会,结合自身资源对可以实现的机会充分把握,以此来引领内部运营:在内部运营中,企业采用“复制粘贴”的逻辑,即复制现有的管理规范粘贴于新建立的子结构上,实现企业快速复制式发展。具体路径是:依据子结构所面临不同的内外环境,在粘贴企业管理规范时又适当对子结构管理授权,使其能充分适应“本土化”发展,实现推动市场开拓的战略目的。本研究详细并深入解释了企业发展模式在探索、创建、完善三阶段中,不同层面的双元能力演化对企业发展模式的作用,得出了市场开拓和内部运营互动平衡形成企业发展模式的过程模型。本研究为物流服务企业发展模式提供了一个系统化的研究视角,并为实践者提供了一个利用内外部双元能力寻找适合自身发展模式的更具有经验支持性的框架。
[Abstract]:The development model is the magic weapon for modern enterprises to gain competitive advantage in the rapidly changing market economy environment. How to find a suitable development model through the interaction between market development and internal operation of logistics enterprises needs further study. The existing theory can not solve this practical problem. Combining the exploration and development perspectives of dual capabilities to study the enterprise development model will help to balance the relationship between market development and internal operation. Thus more comprehensive and in-depth disclosure of logistics enterprise development model. On the one hand, the enterprise develops the market by exploring the opportunity and grasping the opportunity; on the other hand, the enterprise strengthens the internal operation through the management norm and the management authorization, the unity of opposites between the two aspects promotes the rapid development of the enterprise. This study takes Yuxin Logistics Co., Ltd. as the case study object, and explains in detail and in depth how the enterprises use the two seemingly conflicting forces of market development and internal operation in the three stages of the development of Yuxin logistics. Promote each other to form a spiral rising development model. This research mainly carries on the research from the following two aspects and tries to draw the research conclusion step by step: (1) the enterprise development pattern is in the exploration, the establishment, the consummation three stages, the enterprise different level employee has the dual ability is different. In the stage of exploring the enterprise development model, the senior managers have the dual ability to pay attention to both the market and the staff at the same time, and in the stage of establishing the enterprise development model, the senior managers and managers have the ability to balance the market development and the internal operation at the same time. That is to explore and grasp the market opportunity and the dual ability of management norm and authorization, in the stage of perfecting the enterprise development model, the senior management, the manager and the staff all have the dual ability to pay attention to the market development and the internal operation at the same time. The dual ability of the staff is reflected in his concern about the customer's individualized needs and the spontaneous provision of reasonable suggestions to the manager, which will facilitate the enterprise to explore and grasp the opportunities, realize more reasonable management norms and authorizations, and balance the market development with the internal operation. This paper reveals the role of the evolution of dualistic capability at different levels on the enterprise development model. (2) the enterprise promotes the realization of the enterprise development model through the process of constantly updating and perfecting the balance between market development and internal operation. In the process of market development, Yuxin Logistics adopts the strategic logic of "block connecting", that is, through the establishment of sub-structure, the newly established sub-structure is gathered into blocks, and then the blocks are connected into pieces to achieve the purpose of occupying the market. The specific path is: through the existing market exploration opportunities, combined with their own resources to fully grasp the opportunities that can be realized to lead the internal operation: in the internal operation, enterprises adopt the "copy and paste" logic, That is, copy the existing management specifications on the newly established substructure to achieve rapid enterprise replication development. The specific path is: according to the different internal and external environment of the substructure, appropriate authorization of the sub-structure management should be attached to the enterprise management norm, so that it can fully adapt to the development of "localization" and realize the strategic purpose of promoting the market development. This study explains in detail and in depth the role of dual capability evolution at different levels in exploring, creating and perfecting the enterprise development model in the three stages of exploring, establishing and perfecting the enterprise development model. The process model of enterprise development model is obtained by market development and internal operation interaction balance. This study provides a systematic research perspective for logistics service enterprise development model, and provides a more experiential supporting framework for practitioners to use the internal and external dual capabilities to find a more suitable model for their own development.
