中铁隧道集团四处有限公司的竞争战略选择与实施

【摘要】:在建筑行业面临前所未有的机遇与挑战背景下,中铁隧道集团四处有限公司正处于追赶型跨越式发展的关键时期,如何选择合适的竞争战略、并有效实施是公司未来取得竞争优势,最终获得成功的关键所在。 根据中铁隧道集团四处有限公司所处的内、外部环境情况,构建公司的外部因素评价矩阵(EFE)和内部因素评价矩阵(IFE)。结果表明:中铁隧道集团四处有限公司的外部因素评价矩阵的总加权分数略大于平均值,表明公司在利用外部机会和回避外部威胁方面略好于同行业企业的平均水平,但优势不明显;内部因素评价矩阵的总加权分数也大于平均值,表明公司内部优势好于同行业企业的平均水平,而且优势比较明显。 根据中铁隧道集团四处有限公司的内、外部环境分析结果,运用SWOT巨阵找出公司的各种可能的备选方案,运用SWOT四半维平面坐标模型确定公司的最佳战略方案组合是SO战略组合,运用QSPM分析法对SO战略组合进行评价。结果表明:公司的最优竞争战略是集中差异化战略。 根据中铁隧道集团四处有限公司的竞争战略选择结果,运用竞争战略管理理论,从资源优化建设计划、自主创新与科研开发计划、风险管理与内控体系建设计划、企业文化建设计划四个方面制定了公司详尽的竞争战略实施方案、公司竞争战略实施方案的评估体系和实施保障机制,以充分保证战略方案的有效执行。
