短视频APP项目风险管理研究

【摘要】:2016年以来,全球移动互联网产业进入鼎盛时期,很多公司紧随时代潮流,纷纷上马移动APP项目。移动APP项目风险较大,失败率很高,因为移动APP项目与传统IT项目在技术、市场与开发模式上有很多不同的地方,导致传统IT项目管理的方法很多已不宜适用于移动APP项目管理,研究和探索移动APP的项目管理方法是当务之急。短视频APP作为移动APP的一种,在社交网络视频大行其道的时代,成为风口上的创业项目,其项目管理更是具有很大的挑战性。风险管理是项目管理理论中非常重要的一部分内容,决定着项目的成败。本文从项目风险管理的角度出发,以中小企业H公司的短视频APP项目案例作为实证,从风险识别、风险评估到风险应对措施,提出一整套解决方案,试图解决适用于中小企业的短视频APP项目风险管理的问题,对其他移动APP项目的风险管理提供一定的参考价值。本文首先通过文献综述总结了国内外学者的关于IT项目管理的知识体系,风险识别与评估以及风险应对策略的研究成果;接着详细介绍了 H公司短视频APP项目的具体情况,以及APP项目与传统IT项目的不同;然后通过比较各种现有的风险识别方法,最终选用层次全息模型法(HHM)并建立了适用于短视频APP项目的HHM模型对项目进行了风险识别和过滤,得到风险识别清单;运用层次分析法对项目风险进行了评估,将风险因素按后果严重性进行排序,区分了高、中、低三类风险,然后运用模糊综合评价法对项目风险因素的发生的可能性做出评估,得到项目整体风险的评判,并提出了与之对应的项目风险管理计划和具体的风险应对措施,最后反馈了项目在实际开发中遇到的问题、始料未及的风险,以及最终产品上线后真实的运营数据。随着H公司短视频APP项目的上线,用户量稳定增长,取得不错的成绩,经受住了可能存在的各种风险,证明了 H公司的项目风险管理是成功的。本文的研究为H公司短视频APP项目的顺利上线和成功运营提供了项目风险管理方面的重要帮助,对其他公司的移动APP项目风险管理也具备一定的参考意义。
[Abstract]:Since 2016, the global mobile Internet industry has been in its heyday, and many companies have followed the trend of the times and embarked on mobile APP projects. Mobile APP projects are riskier and the failure rate is very high, because mobile APP projects and traditional IT projects are in technology. There are many differences between the market and the development mode, so many traditional IT project management methods are not suitable for mobile APP project management. It is urgent to study and explore the project management method of mobile APP. As a kind of mobile APP, short video APP has become a pioneering project in the era of social network video. Risk management is a very important part of the theory of project management, which determines the success or failure of the project. Taking the case of short video APP project of H company as an example, from risk identification, risk assessment to risk response, this paper puts forward a set of solutions to solve the problem of risk management of short video APP project, which is suitable for small and medium-sized enterprises. It provides some reference value for the risk management of other mobile APP projects. Firstly, through literature review, this paper summarizes the knowledge system, risk identification and evaluation, and risk coping strategies of domestic and foreign scholars on IT project management. Then it introduces the details of the short video APP project of H company and the difference between the APP project and the traditional IT project, and then compares various existing risk identification methods. Finally, the hierarchical holographic model (HHM) is selected and the HHM model suitable for short video APP project is established. The risk identification list is obtained by using the HHM model, and the project risk is evaluated by AHP. The risk factors are sorted according to the severity of the consequences, and the high, middle and low types of risks are distinguished. Then the possibility of the occurrence of the project risk factors is evaluated by using the fuzzy comprehensive evaluation method, and the overall risk of the project is evaluated. And put forward the corresponding project risk management plan and specific risk response measures, and finally feedback the project in the actual development of the problems encountered, unexpected risks, As well as the real operating data of the final product after its launch. With the launch of the short video APP project of H Company, the number of users has steadily increased, achieved good results, and withstood all kinds of risks that may exist. It is proved that the project risk management of H Company is successful. The research in this paper has provided important help in project risk management for H Company short video APP project running successfully. Other companies mobile APP project risk management also has certain reference significance.
