F泵业公司多品种小批量铸件采购问题研究

【摘要】:随着经济全球化、信息全球化的深入,以水泵为代表的制造型企业之间的全球化竞争也越演越烈,全球各家泵业公司之间直面的竞争也逐渐延伸到由泵业公司为代表的供应链之间的竞争,因而让采购与供应管理在企业运营中所起的作用显得尤为重要。总部位于美国印第安拉州的F公司成立于1944年,经过半个多世纪的发展,如今已成长为世界上井用潜水电机领域的领头企业。F公司自2004年开始拓展业务进入水泵行业,通过自主研发和陆续收购各种水泵企业,短短十年左右时间,迅速成长为污水泵、喷射泵、花园泵、排污泵等多种水泵的专业制造商。成功的产品战略和市场战略,让F公司迅速在全球水泵市场上赢得较强的竞争优势。从建立之初专注于井用潜水电机的制造,到近几年内步入水泵领域而接连收购各类水泵企业,F公司对市场需求和产品投放有着敏锐的把控能力,这让F公司新品水泵的研发和企业收购活动接连取得成功,因而让F公司的水泵业务在强手如林的全球市场迅速成长起来。但是多年来F公司对组织内采购供应管理却缺少关注,随着公司业务的扩张,规模的扩大,与采购供应相关的问题逐渐暴露出来。本文从F公司众多采购的零部件中铸件类产品的采购着眼,针对其中多品种小批量铸件的采购现状和存在问题,结合与采购相关的精益管理理论深入进行分析,找出采购供应问题背后的原因所在,并针对这些问题列出对应的解决方案。在本文的第一章,简要描述了水泵行业的发展历程和产品差异化趋势下水泵企业所面临的共性问题,对本文的研究背景,研究目的和意义进行了阐述。在第二章中,对采购与供应职能的发展作了简要回顾,并对精益管理理论、采购风险与产品影响力关系等论文中分析研究问题时需要用到的理论和工具进行了概述。第三章中,首先介绍了F公司由潜水电机起家然后拓展业务转向水泵行业的发展概况,当前的采购组织架构以及采购物料的分布及其管理现状,然后着重针对铸件类的采购作了分析说明,阐述铸件供应商在全球的分布情况和不同材料铸件的采购现状,对铸件采购中出现的问题表现进行描述,指出多品种小批量铸件采购中面临的具体问题,最后针对每一个问题点进行详细分析,找出问题产生的原因。在第四章中,运用在第二章中述及的采购供应管理理论,精益管理思想,针对每一个暴露的问题有针对性地提出解决方案。陈述解决方案实施后对存在问题产生的初步效果,以及展望其中正在实施方案的未来效用。在第五章中,对本文进行总结,指出在日益激烈的全球竞争环境下采购与供应管理在企业运营中扮演的重要角色,以及在精益管理思想指导下持续改善在帮助供应商和企业自身实现互惠双赢的重要性,提出在论文写作过程中的一些额外的思考。
[Abstract]:With the deepening of economic globalization and information globalization, the global competition among manufacturing enterprises represented by water pumps is becoming more and more intense.The competition between pump companies in the world extends to the competition between supply chains represented by pump companies, so it is very important to make procurement and supply management play an important role in the operation of enterprises.Founded in 1944, F Company, headquartered in Indian State, has grown into a world leader in the field of well submersible motors after more than half a century of development. F has been expanding its business into the pump industry since 2004.Through independent research and development and purchase of various pump enterprises, in a short period of about 10 years, it has grown into a professional manufacturer of sewage pump, jet pump, garden pump, sewage pump and so on.With its successful product strategy and market strategy, F Company quickly wins a strong competitive advantage in the global pump market.From the beginning of its establishment, focusing on the manufacture of well submersible motors, to entering the field of pumps in recent years and buying all kinds of pump enterprises successively, company F has a keen ability to control market demand and product delivery.This has led to a succession of successful R & D and corporate acquisitions of F's new pumps, allowing F's pump business to grow rapidly in the powerful global market.However, for many years, company F has not paid attention to the management of purchasing supply within the organization. With the expansion of business and scale, the problems related to procurement and supply are gradually exposed.This paper focuses on the procurement of casting products from many parts purchased by F Company. Aiming at the status quo and existing problems of multi-varieties and small-batch castings, combined with the lean management theory related to procurement, this paper makes an in-depth analysis.Identify the underlying causes of purchasing supply problems and list solutions to these problems.In the first chapter, the paper briefly describes the development course of the pump industry and the common problems faced by the pump enterprises under the trend of product differentiation, and expounds the research background, purpose and significance of this paper.In the second chapter, the development of purchasing and supply function is reviewed briefly, and the theory and tools of lean management theory, the relationship between purchasing risk and product influence are summarized.In the third chapter, the author first introduces the development of F Company from submersible motor to water pump industry, the current purchasing organization structure, the distribution of purchasing materials and its management status.Then the paper analyzes and explains the procurement of castings, expounds the distribution of casting suppliers in the world and the current situation of the procurement of castings with different materials, and describes the problems in the procurement of castings.This paper points out the specific problems in the procurement of multi-variety and small-batch castings, and finally analyzes each problem point in detail to find out the causes of the problems.In the fourth chapter, applying the purchasing supply management theory and lean management thought, the solutions to each exposed problem are put forward.State the initial effects of the implementation of the solution on the existing problems, and look forward to the future utility of the solution being implemented.In the fifth chapter, we summarize this paper and point out the important role of purchasing and supply management in the operation of enterprises under the increasingly fierce global competition environment.The importance of continuous improvement under the guidance of lean management in helping suppliers and enterprises to achieve mutual benefit and win-win situation is also discussed. Some additional considerations in the process of thesis writing are put forward.
