河北LT集团业务组合战略研究

【摘要】:旅游产业作为资源消耗低、带动系数大、就业机会多、综合效益好的战略性支柱产业,必将成为促进河北省经济平稳较快增长的重要引擎和提升三次产业发展水平的新型驱动力,对于综合破解河北省产业转型升级、新型城镇化建设、区域协调发展、生态环境改善等诸多经济难题起到不可或缺的重要作用。为进一步加快河北旅游产业的发展,充分发挥其重要的战略引导与带动作用,2012年底,,在河北省政府的推动下,正式成立组建了河北LT集团。在此背景下,本文着力在企业已经初步形成的《河北LT集团发展战略总体思路》的框架下,研究和制定企业的业务组合战略,以确保企业能够按照既定目标持续、稳定、有序发展。 本文以河北LT集团作为研究对象,运用业务组合战略和业务协同等相关理论对企业的现有业务组合的现状与问题、企业业务发展环境、市场需求进行研究和分析,并提出了企业的业务组合战略。 第一,通过对企业自身发展现状和各业务板块、业务单元的研究分析,查找并分析出了企业现有业务组合中存在的企业产业发展核心不明确,经营业绩不佳,与自身的资产规模难以匹配,部分盈利能力弱的业务单元占用了大量企业资源,企业的各业务单元发展分散,之间的协同程度较低,整体竞争能力较差等问题。 第二,通过对企业外部的政治、经济、社会、技术宏观环境的分析研究,认为企业具备良好的外部环境和发展机遇;通过对“旅游、地产、酒店”三个业务板块所处的行业发展及未来趋势的研究,寻找出在具备一定旅游资源的区域三个行业之间可能存在的互动关系,为企业三个业务板块的协同发展建立了良好的环境基础;通过对企业自身发展条件的研究分析,认为企业在政策支持、品牌影响、资金保障以及战略合作方面具备一定的优势,在自身掌握的旅游资源、专业人才等方面存在不足。 第三,通过对企业“环首都地区、环省会地区、秦皇岛地区、知名景点地区”四个重点发展区域中,游客的旅游动因和需求分析,确定了企业在不同区域市场的需求定位,即环首都地区,应建立以“旅游度假、休闲娱乐、文化科技、农业观光、生态养老、康体养生”为主题的旅游综合体、旅游度假小镇;环省会地区,应建设旅游度假小镇,来满足省会人民休闲娱乐和购置第二居所的需求;秦皇岛地区,应打造以邮轮游艇码头为主题,特色休闲、健身娱乐、商务会展、旅游度假、高端居住等多功能为一体的海洋旅游聚集区;知名景点地区,应对区域内现有旅游资源进行整合和管理提升,完善餐饮住宿设施和服务,挖掘景区民俗、历史文化资源,促进游客消费升级,大力发展旅游文化演艺业务,建立形成以“知名景点”为核心吸引力的旅游综合体和旅游度假小镇。 最终,提出了河北LT集团业务组合战略的选择,即由“景点投资与经营、观光农业投资与经营、旅游文化产业投资与经营、邮轮游艇产业投资与经营”四个业务单元为核心的旅游板块,以“住宅地产投资与开发、养老地产投资与开发、物业管理”三个业务单元为核心的地产板块,以“城市酒店投资与经营、旅游酒店投资与经营、酒店输出管理、社会餐饮服务”四个业务单元为核心的酒店板块,三个业务板块组成的新的业务组合战略。同时,对各业务单元之间的关系进行了分析,建立了基于项目的业务组合模式,并对企业业务组合战略的协同效应、可行性、优越性进行了分析。
[Abstract]:As a strategic pillar industry with low resource consumption, large driving coefficient, multiple employment opportunities and good comprehensive benefits, the tourism industry will become an important engine to promote the stable and rapid growth of Hebei's economy and the new driving force for the promotion of the level of the three industrial development. It also provides a comprehensive solution to the industrial transformation and upgrading of Hebei Province, the new type of urbanization construction. In order to further accelerate the development of Hebei's tourism industry and give full play to its important strategic guidance and driving effect, in order to further accelerate the development of the tourism industry in Hebei, at the end of 2012, under the impetus of the Hebei provincial government, the Hebei group was formally established and established. In this context, the article is focused on the enterprises. Under the framework of the overall thinking of the development strategy of the Hebei LT group, which has been initially formed, the business portfolio strategy of the enterprise is studied and formulated to ensure that the enterprises can continue to develop steadily and orderly according to the established goals.
Taking the Hebei LT group as the research object, this paper studies and analyzes the current situation and problems of the existing business portfolio, the business development environment and the market demand, and puts forward the business combination strategy of the enterprise by using the related theories of business combination strategy and business synergy.
First, through the research and analysis of the current situation of the enterprise itself and the business unit and the business unit, we find out and analyze the unclear development core of the enterprise industry in the existing business portfolio, the poor operating performance, the difficult match with its own asset scale, and the large amount of enterprise resources occupied by the business units with weak profit and profit ability. The business units of enterprises are scattered, the degree of collaboration is low, and the overall competitiveness is poor.
Second, through the analysis of the external political, economic, social and technical macro environment of the enterprise, it is believed that the enterprise has a good external environment and opportunities for development. Through the study of the industry development and future trend of the three business sectors of "tourism, real estate, hotel", three industries with certain tourism resources are found. The possible interaction between the three business sectors of the enterprise has established a good environment foundation. Through the research and analysis of the development conditions of the enterprises, it is believed that the enterprises have some advantages in policy support, brand impact, capital guarantee and strategic cooperation, and the tourism resources and professionals in their own mastery. There is a shortage of talent and so on.
Third, through the analysis of the tourist motivation and demand in the four key developing regions of the "ring capital area, the circular provincial capital area, the Qinhuangdao area, the famous scenic spot area", the demand orientation of the enterprises in different regional markets is determined, that is, the ring capital area should be set up with "tourism holiday, leisure entertainment, cultural science and technology, agricultural sightseeing," The tourism and holiday town, the tourism resort town, the tourist resort town, the tourism resort town, the tourist resort town, should be built to meet the needs of the provincial people's leisure and entertainment and the purchase of second homes. The Qinhuangdao area should create a cruise ship wharf as the theme, characteristic leisure, fitness and entertainment, business exhibition, holiday vacation, high The famous scenic spots should integrate and improve the existing tourist resources in the region, improve the catering accommodation facilities and services, excavate the folk custom, historical and cultural resources, promote the promotion of tourist consumption, and vigorously develop the tourism culture performing business, and establish a "famous scenery". "Point" is the core attraction of tourism complex and tourist holiday town.
Finally, we put forward the choice of the Hebei LT group business portfolio strategy, that is, "investment and management of tourism, investment and management of tourism agriculture, investment and management of tourism culture industry, investment and management of cruise yacht industry" as the core of the tourism sector, with "residential real estate investment and development, pension real estate investment and development, property development, property". Management of the three business units as the core of the real estate sector, with the "Urban Inn investment and operation, investment and operation of the Turisthotellet, hotel output management, social catering services" four business units as the core of the hotel plate, a new business combination of three business sections, and the relationship between the business units Based on the analysis, a project based business combination model is established, and the synergy, feasibility and superiority of the business portfolio strategy are analyzed.
