机顶盒产品项目管理实践与分析

【摘要】:机顶盒产品是我国广电网络数字电视平移(从模拟信号全面转向数字信号,新的数字信号将带来更好的画面和更丰富的频道节目及其他增值业务)的用户终端产品。其主要功能是作为接收和解码数字标清和高清编码节目源的中间设备,将重新恢复为模拟信号画面和音频的信号输出到电视机,用户就可以体验数字信号节目了。CA、浏览器、股票系统、广告系统等基本为国内数字电视机顶盒的标准配置功能。CA系统包括了解扰、授权、邮件等一整套广电可对每个用户管理的系统,是广电网络管理用户的系统。国内主流的CA厂家有永新视博、数码视讯、天柏、算通等。 机顶盒产品既包括了通信原理、信息管理、数据库等IT行业的属性,又是直接给用户使用的电子产品,带有家电行业和制造业的特性。机顶盒产品开发一般为客户需求的定制产品,其开发周期短的不到一个月,长的超过年,一般为2-3个月的短周期开发。机顶盒产品是一个芯片厂家提供方案,第三方厂家(如CA厂家、浏览器公司、中间件公司)参与项目并对第三方功能进行认证,机顶盒厂家进行客户需求硬件设计、软件应用开发及对第三方进行集成、对产品整体规划和负责的协作产品。不同的广电网络环境还要确保产品对当地环境的适应性。近几年的省网整合和三网融合又对机顶盒产品提出了新的挑战,包括对在用产品的升级维护,和配置功能要求日渐提升、中间件当道的适应。由此,机顶盒项目的复杂性和灵活性可见一斑。机顶盒厂家规模、企业性质、企业管理、企业文化也各有不同,对项目管理的推广和心得良莠不齐。网络公司近几年对项目管理非常重视,在对项目管理不断尝试改革创新以适应市场环境和提高效率,在这一过程中也同步完企业完善管理制度以激励员工。网络公司项目经理制、模拟市场化、薪酬绩效管理制度(包括核心员工中长期激励)、员工职业规划路线、学习型组织、员工满意的十项工程等制度的出台,对项目管理的具体实施也起到了推动和辅助作用。 本文是在某网络公司作为核心人员全程参与其项目管理的改革和实践,对其项目管理分析和总结,并就发现问题提出解决方案。 网络公司国内应用研发部大部分人员在成都分公司,而公司其他项目协作部门均在绵阳,远程协作也是国内应用项目长期需要应对的挑战。电话会议、QQ群、mail、成都人员关键期到绵阳集中开发、瓶颈问题请绵阳技术专家外派解决都成为项目开发管理过程中的例行方案。也通过FTP、网络公司综合管理平台(主页)、组织级项目管理软件PMS、bug系统、绩效分配工具、条码客户端、PDM、MMIS等系统工具实现数字化管理和网络管理,解决流程上的距离问题。 项目各阶段和环节上也都建立了对应的制度提供项目管理的参考依据,具体的项目管理,项目经理在不违背原则的情况下用个人管理习惯和经验灵活处理。 日渐完备的管理机制,一方面为项目的成功和产品质量提供和更好的保障,另一方面,一个庞大的管理体系成为项目管理人员和项目成员的重大负荷,项目经理制、模拟市场化等也暴露出其不足。但在国企背景下的网络公司,这几年大刀阔斧的改革举措是值得鼓励的,美中不足不影响对其积极面对市场变化,不断自我发现问题和整改的肯定。管理本身不是一成不变,需要不断改进,好的管理制度也是有其适用范围和环境的。环境改变时,再好的制度也需要革新。网络公司不断学习和尝试,相信在项目管理的道路上会越走越好。
[Abstract]:Set top box (STB) is a user terminal product of digital TV translation (from analog signal to digital signal, new digital signal will bring better picture and more abundant channel programs and other value-added services) in China's broadcasting and television network. CA, browser, stock system, advertising system, etc. are basically the standard configuration functions of domestic digital TV set-top boxes. CA system includes a set of radio and television programs that can be managed by each user, such as scrambling, authorization, mail, etc. The system is a system for managing users of radio and television networks. The mainstream CA manufacturers in China are Yongxin Visual Broadcasting, Digital Video, Tianbai, Sutong and so on.
Set-top box products include not only the attributes of IT industry such as communication principle, information management, database, but also the electronic products directly used by users, with the characteristics of household appliances industry and manufacturing industry. STB product is a solution provided by a chip manufacturer. Third-party manufacturers (e.g. CA manufacturer, browser company, middleware company) participate in the project and authenticate the third-party functions. STB manufacturer designs hardware for customer requirements, develops software applications and integrates with the third party, and coordinates overall product planning and responsibility. In recent years, the integration of provincial network and triple play has posed new challenges to STB products, including upgrading and maintenance of in-use products, increasing requirements for configuration functions and adapting middleware to the local environment. In recent years, network companies have attached great importance to project management. They have constantly tried to reform and innovate project management to adapt to the market environment and improve efficiency. In this process, it is also synchronous. The introduction of project manager system in network company, emulation marketization, salary and performance management system (including core staff's medium and long-term incentive), employee's career planning route, learning organization and ten projects satisfying the employee's satisfaction has also promoted and assisted the implementation of project management.
This paper analyzes and summarizes the project management of a network company as a core personnel participating in the whole process of its project management reform and practice, and puts forward solutions to the problems found.
Most of the people in the R&D Department of the network company are in the Chengdu Branch, while the other project collaboration departments are in Mianyang. Remote collaboration is also a long-term challenge for domestic application projects. The routine scheme in the process of project development and management is also implemented by FTP, the comprehensive management platform of network company (home page), PMS, bug system, performance allocation tool, bar code client, PDM, MMIS and other system tools to realize digital management and network management, and to solve the distance problem in the process.
Each stage and link of the project has also established corresponding systems to provide reference for project management, specific project management, project managers without violating the principles of personal management habits and experience flexible handling.
Increasingly complete management mechanism, on the one hand, provides a better guarantee for the success of the project and product quality, on the other hand, a huge management system has become a major load of project managers and project members, Project Manager system, simulation marketization and other exposed its shortcomings. Great reforms deserve encouragement, but the shortcomings of the United States and China do not affect the affirmation of the positive face of market changes, constant self-discovery and rectification. Constantly learning and trying, I believe that on the road of project management will go the better.
