【摘要】:随着社会化分工的细化和各公司集中优势资源做自己所擅长、附加值高的业务,企业和企业之间的合作越来越频繁。项目管理也从过去的公司内部单个项目管理转变到公司间多部门合作的项目集管理,这种转变给一向依据单个项目管理理论为指导依据的各企业提出了挑战。如何确保一个跨公司多部门合作项目能够达成预期目标,按范围、按期、按质量、按预算交付?如何确保在如此复杂的项目环境中将信息及时、准确同步各方,确保各方准确理解并达成一致?如何在人力成本飙升、人力成本占企业运营总成本比重超过60%的情况下,确保项目按预算交付甚至通过提升项目成员饱和度来降低成本?如何将公司的项目与研发统筹规划、项目成果与研发成果有机结合,从而提升效率和复用率?如何将项目成果纳入知识管理体系?如果将项目集管理与公司发展战略相结合?上述问题(后面简述为“六大问题”),尚没有一套方法进行了综合的回答,是本论文的创新点。能否成功回答上述问题,成为项目成败的关键,甚至成为影响公司发展战略及盈利情况的关键。 本论文主要针对公司间多部门合作项目集管理领域进行研究,从实践中去提炼项目集管理的方法,在回答了项目集管理方法的同时,解决项目集管理与企业产品管理、人力资源管理、知识管理、战略管理如何对接,使项目集管理成为为企业整体运营提供输入、输出的一环。 为了验证方法在实际应用中的适合程度,研究中设定了易于度量的评估指标,涉及需求变更率、项目延期率、人员利用率、团队满意度、问题24小时解决率等指标。通过在S公司(国内最大的社交媒体平台)与A公司(国内最大的电子商务平台)的战略合作项目中实施该方法,推进项目成功,来验证该方法论在实际环境中具有实际参考意义。
[Abstract]:With the development of social division of labor and the company focused on the advantages of resources to do their own good, high value-added business enterprises and cooperation between enterprises become more and more frequent. Project management from the internal project management company to change the past, multi sectoral cooperation program management, this change brings challenges for always project management theory for the enterprise guidance. How to ensure a cross company multi sectoral cooperation projects to reach the expected goal, according to the scope, schedule, according to quality, according to the budget delivered? How to ensure the project in the information environment, so complex and timely, accurate synchronization of all parties, to ensure that the parties understand and agree to? In labor costs soared, labor costs accounted for the total cost of enterprises accounted for more than 60% of the cases, to ensure that the project on budget delivery even through the promotion of project members to saturation Reduce the cost? How will the project of the company research and development planning, the organic combination of project results and achievements, so as to enhance the efficiency and reusability? How will the project results into the knowledge management system? If the project development strategy and the management of company combination? These problems (behind the "six big problems"), there is no a set of methods to make a comprehensive answer, is the innovation in this paper. The success of the answers to the above questions, become the key to the success of the project, and even become a key development strategy and the profitability of the company.
This thesis focuses on the multi sectoral cooperation projects between companies in the field of management research methods, from practice to refine project management, the project management method in answer set at the same time, to solve the project management and product management in enterprises, human resource management, knowledge management, how to connect the strategic management, the project management has become a set the input to the whole enterprise operation, part of the output.
In order to verify the method suitability in the practical application of the research to set the evaluation index to measure the rate of change, involving demand project delay, rate, utilization rate, team satisfaction, 24 hours to solve the rate index. Through the S company (the largest social media platform) and A company (the largest the electronic commerce platform) to implement the method of strategic cooperation projects, to promote the success of the project, to validate the methodology has practical significance in the practical environment.
