【摘要】:随着经济的全球化、科技的迅猛发展,电子制造企业已发展成为一个增长迅速、竞争激烈的行业。在电子制造业,采购成本占了总成本的70%,可以说采购管理是整个供应链中重要组成部分,也是企业生产经营管理过程中的基本环节,对企业降低成本有着至关重要的作用。采购管理通过和上下游企业建立长期合作,共享资源,实现共赢。低效的采购管理难以满足企业持续发展的需要,专业高效的采购管理,可降低采购的总成本,从而提高公司获利水平,提升企业的市场竞争力。 价格战略改变供应链,在电子制造业中,PCB是电子产品不可或缺的关键零组件,也是各个电子元件细分中价值比重最大的部件,因此,PCB的采购管理对企业产品成本管理起着至关重要的影响。本文就从公司实际采购管理现状,分析E公司占主要采购金额的关键零组件----PCB的供应商及价格等采购管理方面存在的问题做深入的研究,找出问题发生的根本原因并进行改进,以完善采购管理,使企业成本更低,效率更高,在其所在的电源行业更有市场竞争力。 本文首先通过供应链采购管理的基本理论,阐述供应链管理下的现代采购管理方法,结合E公司的经营管理情况,介绍了公司所处的电源制造行业的成本压力,,分析企业PCB定制品的采购管理的现状以及存在的主要问题,依据E公司实际的改进工作,结合采购管理的方法,总结了E公司PCB采购管理的具体方案:一是采购组织组织调整,采用混合型的采购组织;二是通过价格标准化,定期价格检查,集中采购议价,需求与订单管理,网上竞标等方式进行价格管理改进;三是通过建立完善的供应商评鉴体系,构建E公司供应商绩效评价体系,供应商关系管理等方式进行供应商评价与选择评价。通过对E公司采购管理问题具体实施解决方案后的效果和之前做比较,可以看出实施方案后的采购管理通过战略合作、供应商关系管理、价格管理等方式,更加合理地取得质量最优,成本最低的物料采购,更能使公司在激烈的竞争中,成本更具有优势,提高企业的核心竞争力,同时也确立了采购的战略地位,以及全面客观的供应商评价体系重要性及作用。
[Abstract]:With the globalization of economy and the rapid development of science and technology, electronic manufacturing enterprises have developed into an industry with rapid growth and fierce competition.In the electronic manufacturing industry, purchasing cost accounts for 70% of the total cost. It can be said that procurement management is an important part of the whole supply chain and a basic link in the process of enterprise production and operation management, which plays a vital role in reducing the cost of the enterprise.Procurement management through the establishment of long-term cooperation with upstream and downstream enterprises, sharing resources to achieve win-win.Inefficient purchasing management is difficult to meet the needs of sustainable development of enterprises. Professional and efficient procurement management can reduce the total cost of procurement, thus improve the profit level of the company and enhance the market competitiveness of enterprises.The price strategy changes the supply chain. In the electronic manufacturing industry, PCB is an indispensable key component of electronic products, and it is also the most valuable component in the subdivision of each electronic component.Therefore, the procurement management of PCB plays an important role in product cost management.In this paper, from the company's actual procurement management situation, the paper analyzes the procurement management problems of the key components of E company, such as supplier of PCB and price, and finds out the root cause of the problem and makes improvement.In order to improve procurement management, make the enterprise lower cost, higher efficiency, in its power industry more competitive market.Based on the basic theory of supply chain purchasing management, this paper expounds the modern purchasing management method under the supply chain management, and introduces the cost pressure of the power supply manufacturing industry based on the operation and management of E Company.This paper analyzes the current situation and main problems of purchasing management of PCB fixed products in enterprises. According to the actual improvement work of E Company, combined with the method of purchasing management, it summarizes the specific schemes of PCB purchasing management of E Company: first, the organization of purchasing organization is adjusted.Adopting mixed purchasing organization; second, improving price management through price standardization, regular price inspection, centralized purchasing negotiation, demand and order management, online bidding, etc; third, establishing a perfect supplier evaluation system,Build E company supplier performance evaluation system, supplier relationship management and other methods for supplier evaluation and selection evaluation.By comparing the effects of the solutions to the procurement management problems in E Company with those before, we can see that the procurement management after the implementation of the scheme is carried out through strategic cooperation, supplier relationship management, price management, and so on.More reasonable acquisition of materials with the best quality and lowest cost can make the company have more advantages in the fierce competition, improve the core competitiveness of the enterprise, and at the same time establish the strategic position of procurement.And the importance and function of comprehensive and objective supplier evaluation system.
