基于QSPM矩阵的DIC公司竞争战略研究

【摘要】:当前,包装印刷公司步入了低利润水平时期,为了在残酷的竞争中得以生存,包装印刷公司持续对油墨生产公司压低价格。因为油墨领域准入门槛不高,我国市场上已有三百多家油墨生产单位,受到产品特征类似的影响,公司间的价格竞争逐渐升级。太原DIC油墨是一家以生产包装印刷油墨为重要业务的公司,在原材料提供企业、印刷公司、对手油墨生产公司三方的价格竞争下,其收益水平与市场占有份额不断下降,已经威胁到了公司的生存与发展。怎样快速脱离当前困境,已是企业亟待解决的问题。 本文对太原DIC油墨有限公司所处的外部环境与内部环境进行了剖析,分析了企业自身存在的实际问题和所面临的机遇与挑战,为企业重新制定了成本领先战略,且以此战略为引导,重塑了企业的经营理念及价值链。第一是提升运营能力,降低运营成本。具体包括开辟“蓝海”产品,实行精细化生产管理,实行全面质量生产管理。第二是进行技术创新与设备改造,降低生产成本。第三是建立VMI销售模式,降低销售成本。第四是加强客户技术服务,降低服务成本。具体包括组织客户加强专业知识学习,建立为客户培训技术人员的机制。 论文进一步提出了太原DIC公司竞争战略实施的保障措施:第一是重新构建有利于降低成本的采购组织。第二是利用ABC分析法,挖掘新的利润源;第三是采取降低人力资源成本的管理模式。规范公司的预算管理控制费用成本,不断优化公司的绩效管理和薪酬机制,调整组织模式确保岗位和人才的相符性,严格控制人员编制提高招聘质量,提升员工的忠诚度减少离职成本。第四是提升信息化水平降低行政成本。不断提升信息化应用水准,强化商业智能和决策支持系统的建设,高度重视对信息化人才的培养,为信息化人才培训提供保障。 新的企业竞争战略及实施保障将以新视觉、新思路来解决企业当前面对的难题,提高公司的竞争能力与盈利能力,引领企业走上长足发展的道路。
[Abstract]:At present, packaging and printing companies have entered a period of low profit level, in order to survive in the cruel competition, packaging and printing companies continue to reduce the price of ink companies. Because the entry threshold of ink field is not high, there are more than 300 ink production units in our country, which are affected by similar product characteristics, and the price competition among companies is gradually upgraded. Taiyuan DIC ink is an important business to produce packaging printing ink. Under the price competition of raw material supply enterprise, printing company and rival ink production company, its income level and market share are declining. Has threatened the survival and development of the company. How to get rid of the current predicament is an urgent problem for enterprises. This paper analyzes the external and internal environment of Taiyuan DIC Ink Co., Ltd., analyzes the actual problems, opportunities and challenges faced by the enterprises themselves, and reformulates the cost leading strategy for the enterprises. And this strategy as a guide, reshaping the business philosophy and value chain. The first is to improve operational capacity and reduce operating costs. This includes opening blue sea products, fine production management and total quality production management. The second is technological innovation and equipment transformation to reduce production costs. The third is to establish VMI sales model, reduce sales costs. The fourth is to strengthen customer technical service, reduce service costs. This includes organizing clients to strengthen professional knowledge learning and establishing a mechanism to train technical personnel for clients. The thesis further puts forward the safeguard measures for the implementation of the competition strategy of Taiyuan DIC Company. The first is to rebuild the purchasing organization which is beneficial to reduce the cost. The second is to exploit new profit source by using ABC analysis method, and the third is to adopt the management mode to reduce the cost of human resources. Standardize the company's budget management and cost control, constantly optimize the company's performance management and compensation mechanism, adjust the organizational model to ensure the consistency of posts and talents, strictly control the staffing to improve the quality of recruitment, Increase employee loyalty and reduce turnover costs. The fourth is to improve the level of information and reduce administrative costs. We should constantly improve the level of information application, strengthen the construction of business intelligence and decision support system, attach great importance to the cultivation of information talents, and provide guarantee for the training of information talents. The new enterprise competition strategy and the implementation guarantee will solve the difficult problem that the enterprise faces with the new vision, the new train of thought, enhances the company's competition ability and the profit ability, guides the enterprise to take the considerable development road.
