A公司项目化管理的解决方案与信息化平台实现研究

【摘要】:A公司是一个技术力量雄厚,新产品开发能力强,具有研制高度复杂的电子产品和批量生产能力的综合性科研单位。A公司的科研项目是集高科技、多参与单位团队、多区域、多分包商/供应商合作的一个大型项目群。随着业务的不断拓展、项目的不断增多,传统的职能式管理模式已经不适应新的发展要求,项目化的管理思路应运而生。本文正是在这种需求下,积极探索项目化的管理模式在A公司中的应用,研究其关键的问题。 针对A公司现有的管理体制,本文按照PMI的现代管理理念和标准,结合A公司的实际情况,对照项目管理过程中所关注的管理方向,详细介绍了在企业多项目环境下的项目管理过程中的范围管理、进度管理、资源配置与成本管理、计划变更与控制管理、风险分析与管理。通过针对性的集中分析,剖析了现有体制中存在的问题,并针对具体问题提出了相应的解决方案。项目化管理的重要手段是建立适应A公司自身特色的项目管理信息系统(PMIS),本文探讨了科研项目管理系统的信息化需求及建设方案。
[Abstract]:Company A is a strong technical force, strong new product development capacity, with the development of highly complex electronic products and batch production capacity of a comprehensive scientific research unit. A company's scientific research project is a collection of high-tech, multi-unit team, multi-region, Multi-subcontractor / supplier cooperation in a large project group. With the continuous expansion of business and the increase of projects, the traditional functional management model has no longer adapted to the new development requirements, project-based management ideas emerged as the times require. Under this demand, this paper explores the application of project-based management model in A Company, and studies its key problems. In view of the existing management system of Company A, according to the modern management concept and standard of PMI, combined with the actual situation of Company A, this paper contrasts the management direction concerned in the process of project management. This paper introduces in detail the scope management, schedule management, resource allocation and cost management, plan change and control management, risk analysis and management in the project management process under the multi-project environment of the enterprise. Through the focused analysis, this paper analyzes the problems existing in the existing system, and puts forward the corresponding solutions to the specific problems. The important means of project management is to establish a project management information system (PMIS),) which adapts to the characteristics of A Company. This paper discusses the information demand and construction scheme of scientific research project management system.
