【摘要】:自2008年金融危机以来,钢铁行业受到“高成本、高产能、低利润”三座大山的困扰。在高产能的形势下,钢铁厂商竞争激烈,价格持续走低,2012年中国钢铁协会会员企业平均销售利润率更是跌入低谷,,只有0.04%,大部分钢企均陷入亏损困境。严峻的形式迫使所处钢铁行业的J贸易公司(主营职责之一为负责W钢铁集团公司的备件供应采购业务)必需转型谋求发展。 本文首先介绍了关于商业模式及其创新、基于供应链的供应商库存管理(VMI)、纵向一体化战略的国内外文献理论及研究成果和国内外关于维护、维修、运营(MRO)工业品供应采购的发展概况。然后,祥述了J贸易公司备件供应采购模式的现状及其问题分析。接着,在深入分析J贸易公司备件供应采购传统模式问题和原因的基础上,通过调研交流后,从上述理论研究文献观点的角度,提出了J贸易公司备件超市转型模式的新思路。最后,对该新模式实施方案和转型实施过程中需要应对的问题进行了说明并给出了建议。期望J贸易公司传统备件供应模式可以成功转型,并能在严峻的钢铁行业市场倒逼机制形势下,认清发展趋势,主动出击,顺应市场变化要求,为J贸易公司降低其备件供应采购成本,同时能进行备件业务结构转型,拓展其备件业务外销形成的新的利润增长点,实现公司“走出去”的战略转型要求。 因此,如何寻找到一条适合J贸易公司备件供应转型发展的道路对J贸易公司及其W钢铁集团公司的发展具有十分重要的战略意义。希望该案例分析研究也能为行业内其它公司的备件供应模式转型的发展思路提供参考借鉴意义。
[Abstract]:Since the 2008 financial crisis, the steel industry has been "high cost, high productivity, low profit" three mountains problems. Under the situation of high capacity, iron and steel manufacturers competition, prices continue to decline, Chinese Steel Association member companies in 2012 the average sales profit rate is lowest, only 0.04%, most of the steel enterprises are mired in losses the severe form of the force. The steel industry J trading company (one of the main responsibilities is responsible for W steel company's supply of spare parts procurement) must be in transition to seek development.
This paper first introduced on the business model and the innovation, the supplier inventory management based on supply chain (VMI), vertical integration strategy of domestic and foreign literature theories and research results at home and abroad on the maintenance, repair, operation (MRO) development of industrial products supply and procurement. Then, Andrew the present situation and issues of supply of spare parts procurement mode J trading company analysis. Then, based on the in-depth analysis of J trading company, the supply of spare parts procurement mode of traditional problems and causes, through the investigation of the exchange, from the theoretical research perspective, and puts forward some new ideas of model transformation of J spare parts supermarket Trading Company. Finally, the implementation of the need to respond to the problem in the process of instructions and suggestions are given to the new mode of implementation and transformation. The traditional mode of spare parts supply expect J trading company can successfully transition, and in severe iron and steel industry market The mechanism of force situation, understand the development trend, take the initiative to adapt to changes in the market demand for J trading company to reduce the supply of spare parts procurement costs, and to expand its business structure transformation of spare parts, spare parts export business formed a new profit growth point, the company implemented the strategy of "going out" transformation.
Therefore, how to find a suitable for the development of spare parts supply transformation J trading company development on J trade company and W steel group company has important strategic significance. Hope this case study can also provide reference for other companies in the industry transition mode of spare parts supply development ideas.
