面向战略采购的A公司供应商开发与管理研究

【摘要】:随着经济全球化的不断深入,科技信息化的持续推进,企业之间竞争的日趋激烈。采购作为影响产品成本和质量的重要组成部分,,已经被企业逐步的加以重视,并被列为企业的核心部门。传统采购作业主要侧重于供应商的价格,是为补充库存而采购,长期以来对供应商的价格压榨必然会导致供应商绩效的下降,并给企业的发展埋下重要的隐患。随着采购管理不断的发展,企业越来越多的意识到,传统采购给企业带来的诸多弊端和潜在损失。如何构建具有战略思想的采购管理模式,在保证供应商绩效的基础上,寻求优化采购价格的方式方法,成为了各企业亟待解决的问题。 本文对A公司被跨国公司收购前的采购管理现状以及存在的问题进行了分析。阐述了A公司被跨国公司收购后,在采购管理体系上所做的改变,结合了对供应商开发与管理的具体概念,详尽介绍了A公司在供应商筛选,选择以及管理上的方式方法。在分析的过程中,结合了目前比较流行和简便的AHP层次分析法作为最优供应商选择的实用工具,并借助于ABC物料分析法,按照原材料的重要程度采取不同的供应商管理对策。透过供应商管理在A公司集中采购上的实际应用,指出了集中采购的优势,突出了通过构建供应商与企业之间的战略联盟关系,达到了优化供应商绩效和采购成本目的,从总体上构建了一个系统完整的基于供应商管理系统的实施框架。
[Abstract]:With the deepening of economic globalization, the continuous promotion of science and technology information, the increasingly fierce competition among enterprises, procurement as an important part of the impact of product cost and quality, has been gradually attached importance to by enterprises. It is listed as the core department of the enterprise. The traditional procurement mainly focuses on the price of the supplier, which is to replenish the inventory. The price squeezing of the supplier for a long time will inevitably lead to the decline of the supplier's performance. With the development of procurement management, more and more enterprises are aware of it. Traditional procurement brings many drawbacks and potential losses to enterprises. How to build a strategic procurement management model, on the basis of ensuring supplier performance, to find ways and means to optimize procurement prices. It has become an urgent problem for all enterprises. This paper analyzes the status quo and existing problems of purchasing management before the acquisition of company A by multinational corporations, and expounds the changes made in the procurement management system after the acquisition of company A by multinational corporations. Combined with the specific concept of supplier development and management, A company in the selection of suppliers, selection and management methods. In the process of analysis. Combined with the current popular and simple AHP Analytic hierarchy process as the practical tool of optimal supplier selection, and with the help of ABC material analysis. According to the importance of raw materials, different supplier management countermeasures are adopted. Through the practical application of supplier management in the centralized purchasing of company A, the advantages of centralized procurement are pointed out. By constructing the strategic alliance relationship between suppliers and enterprises, the paper achieves the goal of optimizing supplier performance and purchasing cost, and constructs a systematic and complete implementation framework based on supplier management system.
