【摘要】:改革开放以来,中国经济实现了快速增长,国民的消费实力不断增强。汽车工业作为国民经济支柱产业之一在最近十几年得到迅猛发展,其中跨国汽车企业起到了重要影响作用。虽然金融危机和欧债危机的相继爆发使世界经济形势的不确定性增加,但是中国经济发展模式由出口外向型调整为消费拉动的内生发展模式,汽车将进入更多的家庭,企业也必将得到进一步发展。在这样的背景下,汽车企业需要在运营中调整战略。西迪斯公司(简称CTS公司)作为汽车电子传感器领域的跨国公司,向众多国内汽车企业提供电子传感器。面对日益激烈的市场环境,CTS公司如何选择适应公司发展的供应链战略具有十分重要的作用。 本文首先对跨国汽车企业的供应链现状进行梳理,借鉴战略理论、供应链管理理论、全球化理论、本土化理论,运用PEST分析西迪斯供应链的的外部宏观环境,利用5力模型分析了产业环境,通过SWOT分析西迪斯内外部的优势、劣势、风险和机会,制定出供应链本土化战略。在此基础上,从本土化供应商的可行性分析、组织架构和企业文化的支持、专业的供应链管理团队的建立、供应链绩效测评和持续管理等方面阐述供应链本土化战略的实施方法。本文最后对压铸件本土化案例进行了实证研究,利用平衡计分卡方法对本土化前后定性和定量指标进行了对比,从客户视角、财务视角、内部业务视角和学习成长视角说明供应链本土化战略对企业价值的增加和企业竞争优势的建立具有重要作用。
[Abstract]:Since the reform and opening up, China's economy has achieved rapid growth, the consumption strength of the people continue to strengthen. As one of the pillar industries of national economy, automobile industry has been developing rapidly in recent years, in which multinational automobile enterprises have played an important role. Although the financial crisis and the successive outbreak of the European debt crisis have increased the uncertainty of the world economic situation, China's economic development model has been adjusted from an export-oriented to a consumption-led endogenous development model, and cars will enter more families. Enterprises will also be further developed. In this context, automobile enterprises need to adjust their strategy in operation. As a multinational company in the field of automotive electronic sensors, CTS Company provides electronic sensors to many domestic automobile companies. In the face of the increasingly fierce market environment, it is very important for CTS to choose the supply chain strategy to adapt to the development of the company. In this paper, the current situation of supply chain of multinational automobile enterprises is firstly combed, and the external macro environment of supply chain is analyzed by using PEST, referring to strategic theory, supply chain management theory, globalization theory and localization theory. The industrial environment is analyzed by using the 5-force model, and the internal and external strengths, weaknesses, risks and opportunities of Sidis are analyzed by SWOT, and the localization strategy of supply chain is worked out. On this basis, from the local supplier feasibility analysis, organizational structure and corporate culture support, the establishment of a professional supply chain management team, The implementation method of supply chain localization strategy is expounded in the aspects of supply chain performance evaluation and continuous management. At the end of this paper, a case study on the localization of die castings is carried out, and the qualitative and quantitative indexes before and after localization are compared by using the balanced Scorecard method. The perspective of internal business and learning and growth shows that the localization strategy of supply chain plays an important role in the increase of enterprise value and the establishment of competitive advantage.
