LS公司光伏能源系统事业部精益管理应用研究

【摘要】:“二战”结束至今天,是世界制造业发展最迅速的时期,中国在改革开放的三十多年中,制造业的发展取得了惊人的成就,成为了“世界工厂”。制造业为中国经济快速发展做出了不可抹灭的功绩。在此期间,企业生产管理理论也得到了巨大的发展和广泛的应用,其中日本丰田公司提出的“精益思想”理论更是成为制造业的“圣经”,国内很多企业都曾经或仍在学习推行中。 LS公司是一家著名的以锂离子电池生产为主的企业,光伏能源系统事业部作为其下属事业部之一,因事业部成立之时,恰逢光伏业遭遇寒冬,事业部在这样的市场环境下在规模和成本等方面竞争优势弱。为提高竞争力,事业部一方面应用精益思想从车间布局、设备自动化少人化等方面降低运营成本,提高产品质量,另一方面结合公司锂电池存储技术优势,大力发展光伏独立存储供电系统产品,拓展事业部的产品结构。 本文通过分析光伏事业部运营过程存在的问题,利用精益思想对光伏组件生产车间和光伏独立供电系统产品从多方面进行改善,如产线“U”型布局调整、物流“单件流”实施、设备简易自动化、作业标准化、精益研发等。对改善实施效果分析确认,,结论为,精益思想的应用大大减少了事业部生产线的“浪费”,提高了生产效率,降低了生产成本,缩短了光伏独立供电系统产品的交货期,提高了事业部的竞争力。 通过对精益思想理论学习与实际应用相结合,本文更深刻的领会到精益思想不仅只是在生产环节适用,我们事业部乃至整个公司各个环节都应以“精益思想”来进行日常工作。最后总结为,精益思想的精髓为“造人”,即通过全员参与,使员工在不断重复的发现问题、解决问题的循环中提高能力,逐步成长为能力更强的人才。企业管理要向着“造人”的目标努力,这样的企业才会不断进步,并在竞争中保持不败。
[Abstract]:The end of World War II to today is the most rapid development period of manufacturing industry in the world. In the more than 30 years of reform and opening up, China has made amazing achievements in the development of manufacturing industry and has become the "world factory". The manufacturing industry has made indelible achievements for the rapid development of China's economy. During this period, the theory of enterprise production management has also been greatly developed and widely applied, among which the theory of "lean thought" put forward by Toyota Corporation of Japan has become the "Bible" of manufacturing industry. Many domestic enterprises have been or are still learning to implement. LS Company is a famous enterprise mainly producing lithium ion batteries. Photovoltaic Energy Systems Division, as one of its subsidiaries, came into being at the time of the establishment of the division, which coincided with the cold winter of the photovoltaic industry. Division in such a market environment in scale and cost competitive advantage is weak. In order to improve competitiveness, on the one hand, the division applies lean thinking to reduce operating costs and improve product quality in terms of workshop layout, equipment automation, and so on. On the other hand, it combines the advantages of the company's lithium battery storage technology. Vigorously develop photovoltaic independent storage and power supply system products, expand the product structure of the division. In this paper, by analyzing the problems existing in the operation process of photovoltaic department, we improve the production of photovoltaic module workshop and photovoltaic independent power supply system from many aspects, such as the "U" layout adjustment of production line, using lean thinking to improve the production of photovoltaic module workshop and photovoltaic independent power supply system. Logistics "single-piece flow" implementation, simple automation of equipment, job standardization, lean research and development. The conclusion is that the application of lean thought can greatly reduce the waste of production line, improve the production efficiency, reduce the production cost, shorten the delivery time of the photovoltaic independent power supply system products. Improved the competitiveness of the business department. Through the combination of lean thought theory study and practical application, this paper deeply understands that lean thought is not only applicable in production link, but also should be carried out daily by lean thought in our business department and even in every link of the whole company. Finally, the essence of Lean thought is "creating human beings", that is, through the participation of all staff, the staff can find problems repeatedly, solve the problems and improve their ability, and gradually grow into more capable people. The management of enterprises should work towards the goal of "creating people" so that the enterprises will make progress and remain undefeated in the competition.
