【摘要】:中国制造业具有低价的原材料和廉价的劳动力带来的产品价格优势,但多数企业缺乏技术研发与创新活力以及先进的管理理念与管理机制,制约了制造业的发展。 FC机械加工厂是典型的多品种小批量零件生产的国有企业,大量的瓶颈和众多的急件导致正常生产计划受到影响,交货期不能满足客户的要求。本论文希望通过对FC厂生产系统问题分析,为优化生产系统起到积极的作用。 论文首先对生产系统优化的相关理论进行研究。通过对生产系统流程优化的定义、特点、主要步骤的研究和流程优化成功的关键因素分析,明确生产系统优化的主要思路;通过对ERP、TOC、JIT相关理论的研究,认识生产能力计算与能力平衡的因素,了解瓶颈管理与准时化生产管理方法,分析了中国机械制造业的现状和存在的问题及未来的发展趋势。 然后,进一步分析了FC厂生产系统存在的问题。应用流程图综述企业业务流程主要组成内容,通过流程评价确定FC厂生产系统四方面核心业务流程,即:生产组织、生产计划、生产管控及激励机制。应用访谈调查法、因素分析法研究了生产系统的流程问题及其影响因素。 最后,提出了适合FC厂发展的生产系统优化方案。通过面向工艺和面向对象相结合的专业化分工与技术改造,将现有的生产线重分为柔性制造型、精益型、功能型、教学型等不同类型生产线;通过将多层式组织结构扁平化,消除臃肿组织结构,避免官僚作风,打破职能部门之间的隔阂,让生产顺畅流动,生产效率提高;通过对生产计划均衡化和生产管控透明化优化,使生产管理最终能达到准时化生产:通过薪酬与岗位机制变革,计时工人从计件工资变为基本工资加奖金的工资机制,业务人员量化考核,管理人员末位淘汰,并设计公平的有竞争力的员工职业发展通道,使激励机制有效化。 本论文采用了文献研究法、访谈调查法等研究方法,综合运用了精益生产与流程优化的先进理念和方法,将精益生产理论及流程优化知识进行整合操作,将其运用于FC厂生产系统管理上,结合本厂具体实际,提出了具有中国特色的国有FC厂生产系统优化方案,这是本论文的创新点。希望能为FC厂生产系统优化课题提供科学的依据,也希望能为其他国有机械制造类企业生产系统优化提供参考。
[Abstract]:Chinese manufacturing industry has the advantage of low price raw materials and cheap labor, but most enterprises lack the vitality of technology development and innovation, advanced management idea and management mechanism, which restrict the development of manufacturing industry. FC machine processing plant is a typical state-owned enterprise which produces multi-varieties and small batch parts. A large number of bottlenecks and many urgent parts cause the normal production plan to be affected and the delivery time can not meet the requirements of customers. This paper hopes to play a positive role in optimizing the production system by analyzing the production system of FC factory. Firstly, this paper studies the theory of production system optimization. Through the analysis of the definition, characteristics, main steps and key factors of process optimization, the main ideas of production system optimization are clarified, and the relevant theories of ERPTOCIT are studied. Understanding the factors of capacity calculation and capacity balance, understanding bottleneck management and just-in-time production management methods, this paper analyzes the present situation, existing problems and future development trend of China's machinery manufacturing industry. Then, the problems existing in the production system of FC plant are further analyzed. The main components of enterprise business process are summarized by application of flow chart, and four core business processes of FC plant production system are determined through process evaluation, namely: production organization, production plan, production control and incentive mechanism. By using the method of interview and factor analysis, the process of production system and its influencing factors are studied. Finally, the optimization scheme of production system suitable for the development of FC plant is put forward. Through the specialized division of labor and technical transformation of process oriented and object oriented, the existing production line is reclassified into flexible manufacturing, lean, functional and teaching production lines, and by flattening the multi-layer organizational structure, the existing production line is divided into three types: flexible manufacturing line, lean production line, functional production line and teaching production line. Eliminate bloated organizational structure, avoid bureaucracy, break the estrangement between functional departments, let production flow smoothly and improve production efficiency; optimize production planning through equalization of production plans and transparency of production control, Through the reform of compensation and post mechanism, the hourly workers can change from the piecework salary to the basic salary plus bonus, the quantitative assessment of the business personnel, the final elimination of the management, And to design a fair and competitive career development channel, so that the incentive mechanism is effective. This paper adopts the methods of literature research, interview investigation and so on, synthesizes the advanced concepts and methods of lean production and process optimization, and integrates lean production theory and process optimization knowledge. Applying it to the management of production system in FC plant and combining with the concrete practice of our factory, this paper puts forward the optimization scheme of production system of state-owned FC factory with Chinese characteristics, which is the innovation of this paper. It is hoped that it can provide a scientific basis for the optimization of production system in FC plant and a reference for the optimization of production system in other state-owned mechanical manufacturing enterprises.
