【摘要】:Y公司是中国最大的药品、医疗保健产品分销商,拥有并经营中国最大的药品分销及配送网络,2005年以来,连续每年名列中国医药商业企业销售额排名第一位。Y公司目前拥有200多家二三级子公司,“保持行业第一,创新商业模式,实现一体化运营”是Y公司的战略目标,因此如何整合内部资源是其战略实施所面临的重要问题。 本文通过运用采购管理和价值链的理论,结合企业战略目标的实施,特别是医药商业集中采购的理论和大量行业外集团型企业集中采购实施的相关文献的研究以及参考国外医药商业企业的发展趋势,通过收集行业与公司内的第一手资料,进行理论与实践的结合,对Y公司的总体战略目标和公司现状,目前采购业务的模式与集中采购管理在推进过程中遇到的问题进行分析;再围绕战略目标,遵守可操作性、持续性、关键性和维稳的设计原则,分析影响方案设计的内部与外部因素,提出集中采购管理的方案设计和以及方案实施过程中所需要的配套措施,明确如何进行集中采购管理的推进。 本文的研究对现实有着非常重要的意义。不仅对如何整合Y公司整体采购资源,降低采购成本,增加企业盈利能力有现实意义;同时Y公司作为行业内的领军企业,如果能在集中采购资源一体化方面摸索出一套科学有效的整合方法,对于目前正在走向跨地域资源整合的国内大型医药商业分销企业也有着十分重要的借鉴意义。
[Abstract]:Y is the largest distributor of pharmaceuticals and health care products in China. It owns and operates the largest drug distribution and distribution network in China since 2005. At present, the company has more than 200 subsidiary companies of two or three levels. "keep the industry first, innovate the business model and realize the integrated operation" is the strategic goal of Y Company. Therefore, how to integrate internal resources is an important problem in the implementation of its strategy. By using the theory of purchasing management and value chain, this paper combines the implementation of enterprise strategic objectives. In particular, the research on the theory of centralized procurement of pharmaceutical business and the related literature on the implementation of centralized procurement in a large number of outside group enterprises, as well as the reference to the development trend of foreign pharmaceutical commercial enterprises, through the collection of first-hand information from the industry and the company, Combining theory with practice, this paper analyzes the overall strategic objectives and current situation of Y Company, the mode of purchasing business and the problems encountered in the process of centralized purchasing management, and then observes the maneuverability around the strategic objectives. Sustainability, critical and stable design principles, analysis of internal and external factors that affect project design, proposal of centralized procurement management programme design and supporting measures needed in the implementation process, Make clear how to carry on the promotion of centralized purchasing management. The study of this paper is of great significance to reality. It not only has practical significance on how to integrate the whole purchasing resources of Y Company, reduce the purchasing cost, and increase the profitability of the enterprise, but also the Y Company as a leading enterprise in the industry. If we can find out a set of scientific and effective integration methods in the integration of centralized purchasing resources, it is also of great significance for the large domestic pharmaceutical commercial distribution enterprises which are now moving towards cross-regional resource integration.
