W公司新产品开发项目流程的优化研究

【摘要】:卫浴行业作为一个技术含量高的创新性行业。随着市场竞争的日益加剧,卫浴新产品的开发周期在不断缩短,更新速度不断加快,行业间竞争逐渐白热化。因此,新产品的开发受到愈来愈多企业的重视。对于每个企业来说高效且适用新产品开发流程是企业新产品开发取得高成功率的关键所在。 本文是以W公司为研究对象,对公司现有新产品开发流程进行全方位梳理和细致调研后综合分析,找出影响新品开发的因素。W公司现有的新品开发流程主要存在以下几点有负面影响的因素,分别是:缺少细划的执行标准且职责不清权限不明;新产品开发的每个阶段都没有相应评审活动;新产品开发流程组织协同能力比较低;公司缺乏信息、资源共享的平台;新产品开发流程缺少市场战略规划;新产品开发流程是串行工作模式而非并行工作模式;购买进口件时间太长;新产品的专利保护性不强;在项目执行过程沟通不畅通;缺少公平合理的激励机制及绩效管理系统等。这些会导致新产品开发失败;项目时间延长;赶不上订单的交货期;新产品不能满足消费者的需求;新产品缺陷比较多,,导致售后成本大幅度增长一系列的问题。 找出产生各种负面问题的原因后,运用协同理论和流程再造理论进行流程优化设计。把流程明确分为产品定义阶段、项目启动阶段、概念选择阶段、产品设计阶段以及产品生产和上市阶段5个阶段,同时规避上述的负面因素及其导致的问题和障碍。 优化后的流程必须通过以下几点保障措施才能达到预期的效果,保障措施分别是:构建项目管理平台;构建矩阵的组织结构;建立新产品开发项目的风险预警系统;加强沟通管理;建立公平合理的激励机制及绩效管理系统;建立供应商管理库存;建立的新产品开发项目流程可持续优化。 本文的研究结果能够有效缩短新产品的开发周期,减少新产品开发的费用,降低新产品开发的风险,保证新产品开发目标的实现,从而提高W公司效益。其研究方法和思路也可为同行业和其他行业的新产品开发流程优化的制定提供借鉴。
[Abstract]:Sanitary ware industry is an innovative industry with high technology content. As the market competition intensifies day by day, the development cycle of the new product of sanitary ware is continuously shortened, the renewal speed is speeding up, and the competition between industries is becoming more and more intense. Therefore, the development of new products is paid more and more attention by enterprises. For each enterprise, efficient and applicable new product development process is the key to achieve a high success rate of new product development. This article takes W Company as the research object, carries on the comprehensive analysis to the company's existing new product development process in all directions and after careful investigation. Find out the factors that affect the development of new products. There are several negative factors in the current process of new product development of W Company, which are: lack of detailed execution standard and unclear responsibilities; Each stage of new product development has no corresponding evaluation activities; the new product development process organization coordination ability is relatively low; the company lacks the platform of information and resource sharing; the new product development process lacks market strategic planning; The new product development process is serial work mode instead of parallel working mode; the time of purchasing imported parts is too long; the patent protection of new product is not strong; the communication in the project execution process is not smooth; Lack of fair and reasonable incentive mechanism and performance management system. These will lead to the failure of new product development; the extension of project time; the delay of delivery of orders; the inability of new products to meet the needs of consumers; and the large number of defects in new products, which lead to a series of problems in which after-sale costs increase substantially. After finding out the causes of various negative problems, the collaborative theory and the theory of process reengineering are applied to process optimization design. The process is clearly divided into five stages: product definition stage, project start-up stage, concept selection stage, product design stage, and product production and marketing stage. At the same time, the negative factors mentioned above and the problems and obstacles caused by them are avoided. The optimized process must pass the following guarantee measures to achieve the desired results: building a project management platform, building a matrix structure, establishing a risk early warning system for a new product development project; Strengthen communication management; establish fair and reasonable incentive mechanism and performance management system; establish supplier management inventory; establish new product development project process sustainable optimization. The results of this paper can effectively shorten the period of new product development, reduce the cost of new product development, reduce the risk of new product development, ensure the realization of new product development goal, and improve the benefit of W Company. The research method and train of thought can also provide reference for the formulation of new product development process optimization in the same industry and other industries.
