T公司原辅材料战略采购研究

【摘要】:21世纪初,我国钢铁行业高速发展,高额的利润带来了企业规模的快速扩张,导致了产能的过剩,尤其是金融危机以来,钢铁企业的经营情况进入了寒冬,并将持续相当长的时间。在钢铁行业产能过剩的大背景下,本文查阅了大量的文献资料,对战略采购、供应链管理的相关理论进行了系统的研究,明确了战略采购的涵义,论述了战略采购的重要性与管理要点,尤其是对设计供应商群体结构、发展长期供应商关系、自制与外包决策、采购整合这四种采购策略的应用进行了研究。 尽管企业界和学术界对战略采购的定义尚不能达成一致,但是不可否认战略采购是采购的发展方向,战略采购是公司发展战略的一部分,必将给企业带来新的活力,,应当引起企业高层领导的高度重视。 T公司是国际知名、国内最大的无缝钢管制造商,是TT公司的核心子公司。本文以T公司原辅材料的采购为研究对象,围绕公司的发展战略,首先分析了原辅材料的采购现状,然后对原辅材料的物资属性进行了分析,运用了供应定位模型,提出了物资消耗与产量模型,在此基础上,从设计供应商群体结构、整体承包采购、发展长期合作交易关系与采购整合四个方面提出了T公司公司的战略采购策略。最后,从采购关键指标设计、信息系统支持、组织结构调整三个层面对如何支持战略采购进行了论述,提出了具体方案。
[Abstract]:At the beginning of the 21st century, China's iron and steel industry developed at a high speed, and the high profits brought about the rapid expansion of the scale of enterprises, resulting in overcapacity. Especially since the financial crisis, the operation of iron and steel enterprises has entered a cold winter. And will last for quite a long time. Under the background of overcapacity in iron and steel industry, this paper reviews a lot of literature, studies the related theories of strategic procurement and supply chain management, and clarifies the meaning of strategic procurement. This paper discusses the importance and management of strategic procurement, especially the application of four procurement strategies, namely, designing supplier group structure, developing long-term supplier relationship, self-making and outsourcing decision, and purchasing integration. Although there is no agreement on the definition of strategic procurement in the business and academic circles, it is undeniable that strategic procurement is the development direction of procurement, and strategic procurement is a part of the company's development strategy, which will bring new vitality to the enterprise. T is the largest seamless steel pipe manufacturer in China and the core subsidiary of TT Company. In this paper, the procurement of raw and auxiliary materials in T Company is taken as the research object. According to the development strategy of the company, the procurement status of raw and auxiliary materials is first analyzed, and then the material properties of raw and auxiliary materials are analyzed, and the supply positioning model is used. Based on the model of material consumption and output, this paper puts forward the strategic purchasing strategy of T Company from four aspects: designing supplier group structure, overall contracting purchasing, developing long-term cooperative transaction relationship and purchasing integration. Finally, this paper discusses how to support strategic procurement from three aspects: the design of purchasing key index, the support of information system, and the adjustment of organizational structure.
