Z公司自主品牌汽车研发项目风险管理案例研究

【摘要】:2012年我国汽车产销双双突破1900万辆,连续四年蝉联世界第一,其中我国自主品牌乘用车(不含微客)销量共计424.68万辆,市场份额略降0.3个百分点至32.2%。可见未来中国汽车自主品牌的处境和竞争将非常艰巨和激烈。我国汽车自主品牌研发相较国外同行起步较晚,在国际汽车巨头的强大攻势和压力下,,开展自主品牌研发工作将显得更加任重而道远。汽车研发具有开发周期长、投资大、跨部门协作多、协调沟通难度大、技术含量高、技术复杂等特点,这样的特点决定了自主品牌汽车研发项目必然具有不可避免的风险因素。 本文的研究分为四个部分。第一部分为绪论,主要阐述了研究的意义、目的、思路、方法和文献综述。第二部分是案例的正文部分,主要是对公司背景、项目开发背景以及案例S项目各阶段风险管理情况进行了详细的描述。第三部分是案例分析部分,根据项目风险管理理论即风险识别、风险评估、风险应对、风险监控四个角度进行案例分析,并具体运用层次分析法对S项目进行了定性和定量的风险评估。第四部分是案例启示与建议,总结出S项目开发成功的几个关键因素和值得借鉴的地方,也总结出了几点不足之处,并针对不足之处提出了相应的改善建议。 在研究传统项目风险管理模型的基础上,本文将汽车新产品研发项目与风险管理理论相结合,创新提出了汽车新产品研发项目风险管理模型,总结出了一般汽车研发项目的风险因素图,并运用层次分析法进行了项目风险的定性和定量风险评估。本文通过案例研究的形式,总结出Z公司S项目风险管理成功的地方和不足之处,并针对性的提出了适用于汽车研发项目的改善建议,以供自主品牌其他企业和同类型项目参考和借鉴。
[Abstract]:In 2012, the production and sales of both cars in China exceeded 19 million, and they were ranked first in the world for the fourth consecutive year. Among them, the sales volume of China's own brand passenger cars (excluding micro-customers) totalled 4.2468 million, and the market share decreased slightly by 0.3 percentage points to 32.2%. Visible future Chinese automobile independent brand's situation and the competition will be very arduous and intense. The independent brand R & D of our country starts later than that of the foreign counterparts. Under the powerful offensive and pressure of the international automobile giant, it will be a long way to carry out the research and development of the independent brand. Automobile R & D has the characteristics of long development cycle, large investment, multi-department cooperation, difficult coordination and communication, high technical content and complex technology, which determines the inevitable risk factors of independent brand automobile R & D projects. This paper is divided into four parts. The first part is the introduction, mainly elaborated the research significance, the goal, the train of thought, the method and the literature summary. The second part is the text of the case, mainly describes the company background, project development background and case S project risk management. The third part is the case analysis part, according to the project risk management theory namely risk identification, risk assessment, risk response, risk monitoring four angles of case analysis, The qualitative and quantitative risk assessment of S project is carried out by AHP. The fourth part is the case inspiration and suggestions, summarizes the success of the S project development and several key factors and worthy of reference, but also summed up a few deficiencies, and put forward the corresponding improvement suggestions for the deficiencies. On the basis of studying the traditional project risk management model, this paper combines the R & D project of automobile new product with the risk management theory, and innovates the risk management model of automobile new product R & D project. This paper summarizes the risk factor map of the general automobile R & D project, and evaluates the project risk qualitatively and quantitatively by using the Analytic hierarchy process (AHP). In this paper, through the form of case study, summed up the Z company S project risk management success and shortcomings, and targeted to put forward the improvement recommendations applicable to automotive R & D projects, For the independent brand of other enterprises and the same type of project reference and reference.
