万迪公司基于价值流程图的流程改善及优化研究

【摘要】:在经济全球化的今天,企业间的竞争日益激烈,中国的制造业正面临着空前的成本压力,特别是一些外向型企业。企业如何改变这种不利的形势?WD公司通过基于价值流程图VSM(Value Stream Mapping)的流程改善及优化研究,使WD公司内部运营成本得到显著改善和降低,增强了公司的竞争力。 本文对流程再造BPR(Business Process Re-engineering业务流程再工程)和过程改进BPI(Business Process Improvement业务过程改进)的起源及相关理论进行了回顾、介绍,并对国内外相关企业在这方面的发展和研究成果进行了回顾;结合精益生产(Lean Production)的VSM工具在过程改进中的实际应用,对WD公司运用此方法的研究过程进行探索和分析。 第一,分析WD公司的现状,得出公司现阶段存在的实际问题以及实施VSM流程改善项目的合理性和必要性。 第二,通过WD公司实施VSM过程改进项目的典型案例---物料补充处理过程和夜灯开关(Night Light Switch)PCBA生产装配工艺流程改进的详细分析和描述,说明实施VSM项目的具体思路、步骤、理论及方法等。 第三,总结WD公司在推行及实施VSM过程改进时遇到的诸多问题,以及项目完成后所取得的各项成果,,从而说明VSM过程改进方法将对企业的持续、有效发展提供好的改进方法,对企业的长期发展将有重要意义。
[Abstract]:In today's economic globalization, the competition among enterprises is becoming increasingly fierce, Chinese manufacturing industry is facing unprecedented cost pressure, especially some export-oriented enterprises. How can the enterprise change this unfavorable situation? through the research of process improvement and optimization based on the value flow chart (VSM (Value Stream Mapping), WD Company can significantly improve and reduce the internal operating cost of WD Company and enhance the competitiveness of the company. This paper reviews the origin and related theories of process Reengineering (BPR (Business Process Re-engineering) and process improvement (BPI (Business Process Improvement). And the development and research results of domestic and foreign related enterprises in this area are reviewed. Combined with the practical application of VSM tools of lean production (Lean Production) in process improvement, the research process of WD Company using this method is explored and analyzed. Firstly, this paper analyzes the current situation of WD Company, and draws the practical problems and the rationality and necessity of implementing the VSM process improvement project. Secondly, through the detailed analysis and description of the material replenishment process and the improvement of the assembly process of the night light switch (Night Light Switch) PCBA production process, which is the typical case of the VSM process improvement project implemented by WD Company, the concrete thinking of implementing the VSM project is explained. Steps, theories and methods. Thirdly, it summarizes many problems encountered in the implementation and implementation of VSM process improvement in WD Company, as well as the achievements made after the completion of the project, which shows that the VSM process improvement method will provide a good improvement method for the sustained and effective development of the enterprise. It will be of great significance to the long-term development of enterprises.
