A公司柔性生产计划编制问题研究

【摘要】:A公司作为一著名的轮胎生产企业,生产类型为少规格大批量生产。近几年,由于受原材料价格不断上涨、客户需求趋于多样化等因素影响,轮胎行业的竞争越来越激烈。这种激烈的竞争环境使企业不得不面对利润点要从大批量生产类型向多品种规格、小批量生产模式的转变。在转变过程中,生产计划的编制面临较大的挑战,如何在满足顾客需求和一定库存水平下制定具有柔性的生产计划成为企业面临的主要问题。本文首先介绍了A公司的主要产品、生产工艺,以及公司生产计划管理现状,分析目前生产计划管理存在的问题,特别是从柔性生产计划编制的主要影响因素出发,对运营计划的编制周期、客户类型、客户需求数量、各生产机台的生产能力、设备换型能力、半成品标准化和生产方式等因素进行分析和改进,在此基础上制定了生产计划编制流程和编制方法。最后,设计了适用于A公司的柔性生产计划实施跟踪的方法。本文提出的柔性生产计划编制方法在A公司得到了实际应用,取得了很好的效果,不仅仅实现了战略目标减少产成品库存,而且还降低了公司运营成本、提高了市场响应速度,满足了客户需求。同时,希望本研究对其它轮胎生产型企业的柔性生产计划编制的建立与改善具有一定参考价值和借鉴作用。
[Abstract]:A company as a famous tire production enterprise, production type for small specifications mass production. In recent years, due to the rising prices of raw materials, customer demand diversification and other factors, the tire industry is becoming more and more competitive. This kind of fierce competition environment makes enterprises have to face the change of profit point from mass production type to multi-variety specification and small batch production mode. In the process of transformation, production planning is faced with great challenges. How to make flexible production plan under the condition of satisfying customer demand and certain inventory level has become the main problem faced by enterprises. This paper first introduces the main products, production process and production planning management status of A Company, and analyzes the problems existing in production planning management, especially from the main influencing factors of flexible production planning. Analyze and improve the production cycle of business plan, customer type, customer demand quantity, production capacity of each machine, equipment changing ability, standardization of semi-finished products and production mode, etc. On the basis of this, the production planning process and method are worked out. Finally, a method of flexible production planning tracking for A Company is designed. The flexible production planning method proposed in this paper has been applied in A Company and achieved good results. It not only achieves the strategic goal of reducing the inventory of finished products, but also reduces the operating cost of the company and improves the market response speed. Meet the needs of customers. At the same time, it is hoped that this study can be used as a reference for the establishment and improvement of flexible production planning in other tire production enterprises.
