枣园宾馆委托管理模式优化研究

【摘要】:随着全球一体化进程加速和中国市场经济的深入发展,吸引了众多国际饭店管理集团以特许经营或参与投资的方式大举进入中国市场。外来饭店管理集团的本土化和中国饭店管理集团的国际化、现代化程度、饭店市场的产业化、集约化等各个方面各个层次的一系列问题都需要积极探索和研究。总的讲,我国的饭店业正处于国际饭店管理经营本土化、国内企业发展国际化的紧要关头,但饭店业的形成和发展总体上还是比较稚嫩,与国际行业市场还有着很大的距离,特别是缺乏高星级饭店运营实战经验,因此,随着国内饭店旅游市场的蓬勃发展,一种能够快速帮助饭店投资方筹备运营拓展市场的新型饭店管理模式—委托管理进入中国市场,并一度成为中国高端饭店运营的主流模式,这种运营管理模式助推了中国高端饭店的快速演进和发展。饭店委托管理模式所倡导的饭店所有权与经营权的分离在饭店开业初期发挥作用较为明显,特别是在饭店管理团队组建、管理系统、管理流程、服务标准、信息系统的建立及形象标识运用等方面尤显其积极作用,但委托管理实践中,由于饭店投资方与经营管理方目标利益导向不一致,导致合作中遇到的问题和矛盾较多,饭店投资方更多关注于饭店的投资回报和可持续发展,饭店经营管理方更多关注于饭店委托管理的取费标准和品牌溢价,从而形成了饭店投资方与经营管理方关于饭店经营管理的长期博弈。 本文在对国际饭店委托管理基本理论概述和枣园宾馆委托管理现状分析的基础上,综合运用理论分析和实证分析相结合,结合本人工作实际及工作中面临的现实问题,站在饭店投资商(产权代表)角度,深入分析了枣园宾馆委托管理实施过程中存在的突出问题和矛盾,在此基础上运用现代饭店管理、工商管理有关理论知识,系统阐述了枣园宾馆委托管理模式优化思路、优化设计关键环节以及保障措施,旨在实现委托管理模式下饭店投资商(业主)资产的保值增值。
[Abstract]:With the acceleration of the globalization process and the deep development of China's market economy, many international hotel management groups have attracted a large number of international hotel management groups to enter the Chinese market by way of franchise or investment. The localization of foreign hotel management group and the internationalization and modernization of Chinese hotel management group, the industrialization of hotel market and the intensification of hotel market need to be actively explored and studied. In general, the hotel industry in our country is at the critical juncture of the localization of international hotel management and operation, and the internationalization of domestic enterprises. However, the formation and development of the hotel industry in general is still relatively immature, and there is still a long way to go from the international industry market. In particular, there is a lack of operational experience in high-star hotels. Therefore, with the vigorous development of the domestic hotel tourism market, A new type of hotel management model that can help hotel investors to prepare for operation and expand their market quickly-entrustment management enters the Chinese market, and once became the mainstream mode of high-end hotel operation in China. This mode of operation and management contributes to the rapid evolution and development of high-end hotels in China. The separation of hotel ownership and management rights advocated by the hotel entrustment management model plays a significant role in the initial stage of hotel opening, especially in the hotel management team formation, management system, management process, service standards. The establishment of information system and the application of image mark play a positive role, but in the practice of entrustment management, there are many problems and contradictions in cooperation due to the inconsistency of the goal and benefit orientation between the hotel investor and the management. The hotel investors pay more attention to the return on investment and sustainable development of the hotel, and the hotel management pays more attention to the charging standard and brand premium of the hotel entrustment management. Thus forming a long-term game between the hotel investors and the management about the hotel management. On the basis of summarizing the basic theory of international hotel entrustment management and analyzing the present situation of Zaoyuan hotel entrustment management, this paper combines the theoretical analysis with the empirical analysis, combined with the actual work and the practical problems in my work. From the angle of hotel investor (representative of property right), this paper deeply analyzes the outstanding problems and contradictions existing in the implementation of entrustment management of Zaoyuan Hotel, and on this basis applies the relevant theoretical knowledge of modern hotel management and industrial and commercial management. This paper systematically expounds the optimization idea of the entrustment management mode of Zaoyuan Hotel, the key links of the optimization design and the safeguard measures, in order to maintain and increase the value of the assets of the hotel investors (owners) under the entrustment management mode.
