【摘要】:作为一直位居中国智能卡行业领导地位的老牌高新制造企业,G公司正面临着严峻考验。一方面,近年来,本土龙头智能卡企业加大研发投入持续追赶,同时其他同类竞争对手不断增加;智能卡行业参与市场竞争的主要手段是价格,智能卡产品价格持续下降,导致企业利润持续降低。另一方面,互联网金融等新技术对智能卡行业造成了很大冲击。互联网金融凭借互联网、移动互联网用户规模的超常发展,采取免费服务的方式,强势切入低端金融业务,第三方支付机构从线下进行快速渗透,移动支付、互联网金融等新型业务模式对传统金融行业产生毁灭性的影响。有人预测,60%以上的银行卡和手机电信卡将在五年内消失,智能卡行业面临危急时刻。G公司是以创新性专业知识和产品来巩固行业地位,如何在以移动互联为代表的多个新兴领域打开创新发展的全新格局,形成具有G公司特色的新型多元化产品创新体系,是G公司近年来的战略重点。G公司研发人员将在公司的创新发展道路上起着关键性的作用。近来年,G公司人才管理问题日渐显现,G公司面临着如何吸引和保留员工以及促进员工快速成长的双重人才挑战。一方面,一是随着行业竞争的加剧,市场上对智能卡研发人才需求不断增长,行业内人才竞争加剧,其他企业的人才沉淀有限,同行“挖角”现象严重;二是随着“互联网+”在中国的火爆发展,最为火热的互联网行业对研发人员的需求量巨大,挖人更是不惜代价和成本,G公司近两年来,研发人员流动率逐年上升并有严重趋势。另一方面,G公司研发人员职业发展路径不清晰、缺少职业规划,员工看不到发展方向和未来,缺少工作热情。单纯的高薪酬已不能够让员工满意,他们对于培训机会、职业发展等激励手段具有更强烈的需求。究其主要原因是由于公司缺少对研发人员体系化的职业生涯发展体系。为了支持G公司在中国的中长期发展策略,满足公司对于研发人员数量及质量不断增加的需求,在这样的背景下,本文以G公司的研发人员为对象,通过在归纳总结职业生涯相关概念和理论的基础上,结合G公司的实际情况,分析了G公司研发人员职业生涯管理的现状与问题,针对问题进行了研发人员职业生涯发展体系搭建,设计了该体系的执行方案,最后给出了确保体系落地的措施。借此能为研发人员提供更好的职业发展平台,吸引、培养、激励、保留关键研发员工,使其能够在企业不断成长和发展,帮助企业持续创新。
