【摘要】：随着我国房地产调控政策的不断出台,房地产市场面临的形势也日趋严峻,精细化管理将成为房地产开发企业增强盈利能力的主旋律,如何有效的进行成本管理成为房地产企业当下需要解决的首要问题。本文以CZ国际花园城项目为研究案例,对该案例中存在的成本管理漏洞进行了透彻的剖析,并在此基础上提出了以合约规划为先导的成本管控体系的建立。本文在陈述和剖析了CZ国际花园城项目成本管理中存在的漏洞之后,给出了具有普遍意义的成本管理思路。提出将目标成本细化成合约规划,落地到每个可执行的合同层面进行控制实施,并对合同形成和执行中的各个环节给出具体的控制措施。本文还着重介绍了在竣工结算阶段对整个合同执行情况的分析和数据库建立,通过修正或固化成本控制过程中形成的优秀的成本控制思想,并将之进行知识管理,最终形成具有公司特色的成本管理智慧。为了保证文中所提出的成本控制方法的实施效果,特别在团队建设和绩效考核方面的管理给出了建议。
[Abstract]:With the continuous introduction of real estate regulation and control policies in China, the real estate market is facing a increasingly serious situation. Fine management will become the main theme for real estate development enterprises to enhance their profitability. How to carry on the cost management effectively becomes the first problem that the real estate enterprise needs to solve at present. Taking the CZ International Garden City Project as a case study, this paper makes a thorough analysis of the cost management loopholes in this case, and puts forward the establishment of a cost control system based on contract planning. After stating and analyzing the loopholes in the cost management of CZ International Garden City Project, this paper gives a general idea of cost management, and proposes to refine the target cost into contract planning. Landing at the level of each enforceable contract for control implementation, The paper also introduces the analysis of the execution of the whole contract and the establishment of the database during the completion and settlement stage. By modifying or solidifying the excellent idea of cost control formed in the process of cost control and carrying out knowledge management, the wisdom of cost management with the characteristics of the company is finally formed. In order to ensure the effect of the cost control method proposed in this paper, some suggestions on team building and performance evaluation are given.
