AB公司咨询项目管理流程改进的研究

【摘要】:管理咨询公司是指从事管理咨询活动、为企业和企业家提供咨询性服务的公司,近年来随着经济发展很多知名的咨询公司涌入中国市场,国内原有的咨询公司也不断发展壮大,给企业提供了广泛的选择范围。企业选择管理咨询公司时通常会考虑企业自身管理能力、成功案例、项目成功率、咨询师能力等诸多因素,其中咨询企业自身的项目管理能力是一项重要标准。 CMMI是由美国国防部与卡内基梅隆大学和美国国防工业协会共同开发和研制的针对软件及系统集成企业进行管理的一种体系标准,也是近年衡量企业在项目管理能力方面的比较权威的标准。随着行业水平的不断提升和市场的规范化,国内很多知名的咨询公司逐渐将项目管理知识运用到自身的项目管理中,并按照CMMI的模型来制定、改进工作流程,提高项目管理的标准化、规范化水平。 AB公司作为全国十强之一的咨询公司,自身企业发展和市场竞争状况都要求其在项目管理能力上进一步提升,然而AB公司现在的项目管理方面存在进度经常出现偏差,成本管理没有效果,项目质量无法把控,没有知识积累等问题,从CMMI成熟度等级评估的要求来看不能完全达到CMMI2级的水平,因此项目管理流程的改进是必须的。 论文首先介绍了CMMI模型和项目管理的基本知识;其次通过将CMMI模型和项目管理知识的基本理论相结合的方法,以CMMI成熟度等级评估要求为主导,从过程域的角度评价了AB公司与同类咨询公司在项目管理方面的现状,并对AB公司咨询类项目的项目管理活动进行分析,发现了AB公司咨询类项目目前存在的问题主要包括项目规划不完善、项目监控不到位、项目质量缺少第三方监督、缺少风险管理、配置管理工作不到位;最后针对这些问题,对比CMMI2级、3级过程域的达成情况,提出了改进方案,包括成立专门的推进机构和第三方监督部门;细化项目策划;全面实施项目监控;构建配置管理并进行知识积累等,最终产生了降低项目成本、提高项目质量、提升客户满意度等效果,帮助公司达到了CMMI成熟度等级2级的水平,并向CMMI成熟度等级3级水平迈进。
[Abstract]:Management consulting companies are companies engaged in management consulting activities to provide consulting services for enterprises and entrepreneurs. In recent years, with the economic development of many well-known consulting companies pouring into the Chinese market, the domestic original consulting companies have also been growing. Provides a wide range of options for enterprises. When enterprises choose management consulting companies, they usually consider many factors, such as their own management ability, successful cases, project success rate, consultant ability and so on, among which consulting enterprises' own project management ability is an important standard. CMMI is an architecture standard for managing software and systems integration enterprises developed and developed by the Department of Defense, Carnegie Mellon University and the American Defense Industry Association. It is also the standard to measure the authority of the enterprise in the project management ability in recent years. With the continuous improvement of industry level and the standardization of market, many well-known consulting companies in China gradually apply project management knowledge to their own project management, and develop and improve the workflow according to the model of CMMI. Improve the standardization and standardization level of project management. AB Company, as one of the top ten consulting companies in China, needs to improve its project management ability in terms of its own enterprise development and market competition. However, there are often deviations in the progress of AB company's current project management. The cost management has no effect, the project quality can not be controlled, there is no knowledge accumulation and so on. From the requirement of CMMI maturity level evaluation, it can not reach the level of CMMI2 completely, so it is necessary to improve the project management process. Firstly, the paper introduces the basic knowledge of CMMI model and project management, secondly, by combining the basic theory of CMMI model and project management knowledge, it is dominated by the requirement of CMMI maturity level evaluation. From the point of view of process area, this paper evaluates the present situation of AB company and the similar consulting company in project management, and analyzes the project management activities of AB consulting project. It is found that the problems existing in the consulting projects of AB company include imperfect project planning, inadequate project monitoring, lack of third party supervision, lack of risk management and inadequate configuration management. Compared with the achievement of CMMI2 level 3 process area, this paper puts forward some improvement schemes, including setting up special promotion organization and third party supervision department, refining project planning, implementing project monitoring, constructing configuration management and accumulating knowledge, etc. Finally, it has the effect of reducing project cost, improving project quality and improving customer satisfaction. It helps the company reach the level of CMMI maturity level 2 and stride forward to CMMI maturity level 3.
