A石化公司核心竞争力研究

【摘要】:核心竞争力是企业获得竞争优势的基础。国有企业特别是垄断性行业里的国有企业依靠国家给予政策扶持得以持续地经营和发展。在经济全球化的趋势下,企业需要建立自己的核心竞争力来面对激烈的市场竞争。石化行业是垄断性行业之一,在我国被中国石油、中国石化、中国海油三家公司垄断。随着我国经济开放程度的日益提高,更多国外的优秀企业如埃克森美孚、BP、道儿达、荷兰皇家壳牌、三井株式会社等企业通过建立合资企业等方式进入我国市场参与竞争,业务涉及炼油、化工产品的生产和销售领域。由于这些企业在资金、技术、管理方法上拥有明显的优势,这无疑给我国的石化企业带来了严峻的挑战。 A石化公司是中国石油天然气股份有限公司的全资子公司,公司的业务属于中国石油的炼油与化工业务板块,主要负责原油炼制和下游石化产品的生产。近几年,A石化公司的各项经营指标在中国石油石化生产企业的内部排名中始终靠后,特别是在炼油行业整体处于微利和亏损的大背景下,作为公司核心业务的炼油业务出现比较大的亏损,在一定程度上反映出企业缺乏核心竞争力。 首先,运用PEST分析法对企业所处的宏观环境进行分析,得出良好的宏观经济形势将会持续地带动石化行业的发展;社会文化因素和技术进步将会给行业带来挑战;国家产业政策的变化会进一步调整行业的产业结构;相关管理部门对污染物排放和安全生产工作监管力度的进一步加大,会增加企业的经营风险。然后,对整个石化行业的特点、行业基本情况、行业内的主要竞争对手进行分析,并结合运用波特的行业竞争五力模型对产业的竞争结构进行分析的结果,找出石化行业关键成功因素:更具有竞争力的业务组合、风险控制能力、全方位的绩效管理、通过提高人力资源管理水平提升企业能力和优秀的企业运营能力,从企业外部环境的角度对核心竞争力进行识别。其次,运用SWOT分析法剖析企业面临的机遇和威胁、企业的优势和劣势,运用核心竞争力识别模型,从企业的价值链、资产、技能和知识等方面进行分析,找出企业价值链中关键环节上应具备的关键能力,并结合企业核心竞争力外部识别的行业关键成功因素,最后识别出企业应具备能耗成本控制能力、缩短研发新产品周期的能力、培养和调动人力资源的能力、安全生产运营能力和快速学习的能力等五个核心竞争力。 在文章的最后,,通过运用构建核心竞争力的母合优势、战略联盟、能力内化和组织学习等方法,提出A石化公司核心竞争力的培育方案。
[Abstract]:The core competence is the basis for enterprises to gain competitive advantage. State-owned enterprises, especially those in monopoly industries, can continue to operate and develop on the basis of the policy support given by the state. Enterprises need to establish their own core competitiveness to face the fierce market competition. Petrochemical industry is one of the monopoly industries, in China by PetroChina, Sinopec, With the increasing openness of China's economy, more and more foreign excellent enterprises such as ExxonMobil BPP, Dalda, Royal Dutch Shell, Mitsui Corporation and other enterprises enter the Chinese market to participate in competition through the establishment of joint ventures. Their business involves the production and sale of oil refining and chemical products. Because these enterprises have obvious advantages in capital, technology, and management methods, This undoubtedly brings severe challenge to petrochemical enterprises in our country. A Petrochemical Company is a wholly owned subsidiary of China National Petroleum and Gas Co., Ltd., the company's business is part of PetroChina's refining and chemical business. Mainly responsible for crude oil refining and the production of downstream petrochemical products. In recent years, the various operating indicators of Sinopec have always been at the bottom of the internal ranking of Chinese petroleum and petrochemical production enterprises. Especially in the background of small profit and loss in the refining industry as a whole, the refining business, as the core business of the company, has a relatively large loss, which to some extent reflects the lack of core competitiveness of the enterprise. First of all, using the PEST analysis method to analyze the macro environment of the enterprise, it is concluded that the good macroeconomic situation will continue to promote the development of petrochemical industry, social and cultural factors and technological progress will bring challenges to the industry. The changes in national industrial policies will further readjust the industrial structure of the industry; the further increase in the supervision of pollutant emissions and safety in production by relevant management departments will increase the business risks of enterprises. The characteristics of the whole petrochemical industry, the basic situation of the industry, the main competitors in the industry are analyzed, and the results of the analysis of the competitive structure of the industry by using Porter's five-force model of industry competition are combined. Find out the key success factors of petrochemical industry: more competitive business portfolio, risk control ability, all-round performance management, through improving the level of human resources management to enhance the ability of enterprises and excellent business operations, Secondly, using the SWOT analysis method to analyze the opportunities and threats faced by enterprises, the advantages and disadvantages of enterprises, using the core competitiveness identification model, from the value chain, assets, By analyzing the skills and knowledge, we can find out the key ability in the key link of the enterprise value chain, and combine the key success factors of the industry identified by the external core competence of the enterprise. Finally, it is identified that enterprises should have the ability of energy consumption cost control, the ability to shorten the cycle of developing new products, the ability to cultivate and mobilize human resources, the ability of safe production and operation and the ability to learn quickly. At the end of the paper, by using the methods of building the core competitive advantage, strategic alliance, ability internalization and organizational learning, the paper puts forward the cultivation scheme of A petrochemical company's core competence.
