BC公司研发流程管理与改进研究

【摘要】:随着市场竞争日益激烈,企业开始由“中国制造”向“中国创造”的创新型企业转型,产品研发管理在企业中的重要性日趋明显,研发流程管理作为研发管理中最重要的一环越来越被以技术创新获得核心竞争力的企业重视。 本文在整理归纳了研发管理目前比较成熟的理论及实践的基础上,对BC公司的研发流程进行了深入分析。BC公司是一家重视技术研发的大型钣金设备研发制造公司,其产品研发流程是结合了先进的管理理论和多年实践经验总结出来的一套切实可行的管理方法。本文结合项目管理和门径系统理论,对BC公司研发流程进行了全面的分析,,针对其研发项目管理、QG产品开发流程的各个环节和阶段逐一分析,并针对流程中最关键的人的因素——研发人员的管理进行了剖析,从而总结出其研发流程的几大优势以及带给国内同类企业的一些启示。 同时,结合本人在BC公司参与研发流程管理的实践经验,对研发流程中的存在的实际问题进行了研究分析,并针对性的对BC公司的研发流程提出了改进建议,包括(1)QG0取代M/C决策;(2)在概念设计阶段即引入采购管理;(3)明确研发项目管理中财务职能的任务;(4)通过关键绩效指标法(KPI)制定研发中心的绩效考核和激励机制;(5)小批量试制代替现场测试阶段。
[Abstract]:With the increasingly fierce competition in the market, enterprises begin to transform from "made in China" to "made in China". The importance of product development management in enterprises is becoming more and more obvious.As the most important part of R & D management, R & D process management has been paid more and more attention to by the enterprises that obtain the core competitiveness through technological innovation.On the basis of summarizing the mature theory and practice of R & D management at present, this paper makes a thorough analysis of the R & D process of BC Company. BC Company is a large research and manufacturing company of sheet metal equipment which attaches importance to technology research and development.The product R & D process is a set of practical management method which combines the advanced management theory and many years of practical experience.Based on the theory of project management and door path system, this paper makes a comprehensive analysis of the research and development process of BC Company, and analyzes the various links and stages of its R & D project management QG product development process one by one.The author also analyzes the most important human factor in the process, the management of R & D personnel, and sums up several advantages of the R & D process and some enlightenments to domestic enterprises of the same kind.At the same time, combining with my practical experience of participating in R & D process management in BC Company, this paper studies and analyzes the practical problems in the R & D process, and puts forward some suggestions to improve the R & D process of BC Company.QG0 replaces M / C Decision-making in the conceptual design stage, that is, purchasing management is introduced. (4) define the financial function in R & D project management. (4) develop the performance appraisal and incentive mechanism of R & D center through KPI) 5) small batchReplace the field test stage with the quantity trial production.
