长春丰越公司汽车零部件采购管理研究

【摘要】:近些年以来,,随着中国汽车行业市场的逐步全面开放,一批批有实力的大型国际汽车制造商及其配套的零部件供应商以合资的形式纷纷进入中国,中国的汽车企业无疑将会面临极其残酷的全方位竞争。纵观国际汽车业的经营模式,良好的供应商管理体系已经成为竞争的基础。科技的发展和管理的创新,已经把我们从简单的单一采购带入了一个崭新的时代——供应链管理时代。采购作为在供应链中的重要环节,承载着连接企业与供应商间纽带的作用,采购管理在供应链管理时代被赋予了新的战略要求。 本文首先通过对长春丰越公司零部件采购工作内容及流程的介绍,针对企业采购部门现实状况,提出了在目前供应链环境下公司采购管理存在的一些问题,分析问题的角度是从内到外进行剖析,即先从采购内部查找采购管理问题,再到外部环境中重要的两个关系:采购与供应商、与其他丰田合资整车企业采购间的关系方面,提出采购管理应该改善的问题。 在提出解决对策时,作者作为一名丰田合资企业中的采购员,通过对丰田屋、丰田精益生产和准时化采购理念的理解,结合在丰田合资企业的实际工作经验,提出了采购屋理论模型指导采购管理工作的概念。针对采购内部管理问题提出的建议有,完善采购内部的组织机构,强调建立全方位配套的采购支持体系,包括采购流程的优化、采购人才培养、采购信息系统化、准时化采购的健全和完善;与供应商关系方面,强调通过开发和掌控供应商资源,实现自己特有的供应商链,通过合理的供应商选择战略,科学的供应商管理方法,培养核心的供应商,并与供应商建立双赢发展的采购管理模式;与其他丰田合资整车厂的采购关系方面,提出要建立从整个丰田合资企业的战略高度进行采购联盟的思想。在供应链环境下,通过采购管理的一系列改善和提升,实现供应链整体快速、高效、优质的发展,以适应目前的竞争环境。
[Abstract]:In recent years, with the gradual and comprehensive opening of the Chinese auto industry market, a number of powerful international auto manufacturers and their supporting parts suppliers have entered China in the form of joint ventures. There is no doubt that Chinese automobile enterprises will face extremely cruel all-round competition. Throughout the international automotive business model, a good supplier management system has become the basis of competition. The development of science and technology and the innovation of management have brought us from simple single purchase to a new era-supply chain management. As an important link in the supply chain, purchasing management is endowed with new strategic requirements in the era of supply chain management. Firstly, this paper introduces the contents and processes of parts purchasing in Changchun Fengyue Company, and puts forward some problems in the current supply chain environment according to the actual situation of the purchasing department of the enterprise. The angle of analyzing the problem is from the inside to the outside, that is, looking up the purchasing management problems from the inside of the procurement, then to the two important relations in the external environment: the relationship between the procurement and the supplier, and the procurement with other Toyota joint ventures. Put forward the problem that purchasing management should improve. As a buyer in a Toyota joint venture, the author, through understanding the concepts of Toyota House, Toyota Lean production and JIT, combines the practical work experience in the Toyota Joint Venture. This paper puts forward the concept of purchasing house theory model to guide purchasing management. Suggestions for internal procurement management include improving the internal organization of procurement, emphasizing the establishment of a comprehensive procurement support system, including the optimization of the procurement process, the training of procurement personnel, and the systematization of procurement information. Regarding the relationship with suppliers, the emphasis is on developing and controlling suppliers' resources, realizing their own unique supplier chain, and scientific supplier management methods through reasonable supplier selection strategy. Training the core suppliers and establishing a win-win development of procurement management model with the supplier, and with other Toyota joint ventures purchase relationship, put forward the idea of establishing a strategic alliance from the strategic level of the whole Toyota joint venture. In the supply chain environment, through a series of improvement and upgrading of purchasing management, the whole supply chain can be developed rapidly, efficiently and high-quality to adapt to the current competitive environment.
