【摘要】:汽车冷冲压钣金模具是重要的汽车制造装备,是用来生产汽车车身零件的,由汽车厂的冲压车间使用,冲压是汽车四大制造工艺之首,冲压零件的好坏直接决定了焊装和总装的质量,决定了整台车的外观质量和装配质量,甚至于会影响到整车的安全性能。目前国内的汽车冲压模具厂数量众多、竞争激烈,为应对汽车厂家新车型开发周期越来越短、质量要求越来越高、成本持续下行的压力,各大模具厂在提高自身技术、生产能力的同时,普遍采取开发下游协作厂家,在业务繁忙时通过业务外包的方式进行合作的管理模式,本文就是想探讨一种能够使模具厂外包业务规范化和制度化运行的方法,实现汽车厂、模具厂、外协厂的三赢。 本文结合作者在重汽X项目外包业务中的管理工作实践,运用项目管理的理论原理和方法,深入探讨了在冲压模具的项目外包业务中如何进行项目的范围管理、组织管理、招投标管理、计划管理、质量管理、沟通管理、变更管理和风险管理、本文论述的重点是过程控制,核心的思路是计划(Plan)、执行(Do)、检查(Check)和处理(Action)的PDCA循环,希望最终能找到一种对供应商和外包业务进行规范化和制度化管理的方法。 大型冲压模具项目外包业务的管理是个复杂的过程,这一过程中需要管理的内容非常庞杂,管理者应抓住重点,其核心的管理内容应包括三点:供应商和招投标管理、进度计划管理、质量管理,就是说只要实现对实施者和实施过程的有效管控,项目就不会出现较大风险。当然其他的管理内容也很重要,是实现上述三点目标的基础和支撑。希望本文所形成的管理思路和方法能够给大型汽车模具制造企业的外包业务提供借鉴和帮助。
[Abstract]:The cold stamping sheet metal mould for automobile is an important automobile manufacturing equipment. It is used to produce automobile body parts. It is used by the stamping workshop of the automobile factory. Stamping is the first of the four major manufacturing processes of the automobile. The quality of stamping parts directly determines the quality of welding and assembly, the appearance and assembly quality of the whole car, and even the safety performance of the whole vehicle. At present, there are a large number of automobile stamping mould factories in our country, and the competition is fierce. In order to cope with the pressure of shorter and shorter development cycle, higher quality requirement and lower cost, the major mould factories are improving their own technology. At the same time, they generally adopt the management mode of developing downstream cooperative manufacturers and cooperating through the way of outsourcing when the business is busy. The purpose of this paper is to discuss a method that can standardize and institutionalize the outsourcing business of the mould factory, and realize the three wins of the automobile factory, the mould factory and the external assistant factory. This paper combines the author's management practice in the outsourcing business of the heavy Automobile X Project. Based on the theory and method of project management, this paper deeply discusses how to carry out project scope management, organization management, bidding management, plan management, quality management, communication management in the project outsourcing business of stamping die. Change management and risk management, the focus of this paper is on process control, the core idea is to plan, execute dodge, check and handle action) PDCA cycle. I hope to find a way to standardize and institutionalize the management of supplier and outsourcing business. The management of outsourcing business of large stamping die project is a complicated process, and the content to be managed in this process is very complex. Managers should grasp the key points, and their core management should include three points: supplier and bidding management, schedule planning management, and quality management, that is, as long as effective control over the implementers and the implementation process is achieved, The project would not be at greater risk. Of course, other management content is also very important, is to achieve the above-mentioned three-objective foundation and support. It is hoped that the management ideas and methods formed in this paper can provide reference and help for the outsourcing business of large automobile mould manufacturing enterprises.
