房地产企业项目经理胜任力评价及绩效考核体系建设研究

【摘要】：随着房地产行业的不断升温，房地产企业的竞争也越来越激烈。项目经理是房地产企业的一个特殊角色，是项目的总负责人和项目管理的核心。同时具备技术、经济、管理、法律等知识的复合型项目经理是房地产企业项目成功的关键所在。国内很多房地产项目的失败在很大程度上归因于项目经理的不称职，一些项目经理不具备应有的知识能力，导致其领导下的项目不能成功完成。现有的人员选拔、招聘、培训、绩效管理以及职业生涯规划等传统的管理理念和管理方式已经不适应新时期房地产企业发展的需要了。因此，对项目经理的选拔和绩效考核，成为房地产企业成败的关键。近年来，胜任力研究成为心理学、人力资源管理学领域的研究热点之一。房地产企业如果构建了一个合理的胜任力评价模型就可以帮助企业更好地进行人才的选拔和绩效的评价，为项目的成功提供人员上的前提保障。而目前，国内对房地产企业项目经理胜任力的研究还比较匮乏，，因此，构建基于房地产企业项目经理胜任力的绩效考核体系具有一定的理论和现实意义。本文通过对现有文献的梳理总结，针对对房地产企业具有的特定知识体系和能力基准，构建包含知识技能、组织领导能力、项目管理能力和个人特质四个维度的房地产企业项目经理的胜任力影响因素评价模型，并根据已有的研究编制了房地产企业项目经理胜任力特征的量表。通过进行大范围的问卷调查，运用SPSS17.0对数据进行分析，检验了所构建的影响因素模型的合理性，并验证了胜任力中所包含的能力特征能够与项目经理绩效显著相关。最后，以FX房地产企业为例，分析了其现有的人力资源管理的特点及项目经理考核体系存在的问题。通过数据分析和案例研究，本文探索了适合房地产企业的项目经理胜任力影响因素，并在此基础上建立了基于胜任力评价的项目经理的绩效考核体系，弥补了现有考核体系的一些缺陷为该地产企业项目经理的选拔和绩效考核提供了依据。
[Abstract]:With the rising of the real estate industry , the competition of the real estate enterprises is becoming more and more intense . The project manager is a special role of the real estate enterprise . The project manager is the key to the success of the real estate enterprise . At the same time , the failure of many real estate projects in China is the key to the success of the real estate enterprise . Based on the analysis of the existing literatures , the paper constructs the evaluation model for the competence of the project managers of real estate enterprises with four dimensions : knowledge skills , organizational leadership , project management ability and personal characteristics . Based on the existing research , the paper makes a survey on the competence of the project managers of real estate enterprises . Through a large - scale questionnaire survey , the paper analyzes the factors affecting factors . Finally , taking FX real estate enterprises as an example , this paper analyzes the characteristics of the existing human resources management and the problems existing in the project manager ' s assessment system . Based on the data analysis and case study , this paper explores the influencing factors of the competence of the project manager suitable for real estate enterprises , and establishes the performance appraisal system of the project manager based on competence evaluation , which makes up the defects of the existing assessment system and provides the basis for the selection and performance appraisal of the project manager of the real estate enterprise .
