GZ建筑集团纵向一体化战略研究

【摘要】:当今时代,社会经济环境飞速变化,企业的发展环境和竞争条件更趋复杂,因此,发展战略对企业生存与发展至关重要。如何建立科学合理的企业发展战略是新形势下中国建筑企业,尤其是国有大型建筑企业管理中的重要课题。 本文以GZ建筑集团为研究对象,应用战略管理的理论和方法,结合建筑施工企业的特点,利用PEST模型分析法、SWOT模型分析法、波特五因素模型分析法、比较分析法等战略研究方法,对GZ建筑集团的外部环境和内部环境的进行了详细分析,对集团面临的机遇与挑战、优势与劣势有了一个较全面的认识。当前,我国经济社会迅速发展,全球经济也处于复苏阶段。建筑行业面临着一个相对比较有利的国内外环境,建筑行业相关产品和服务的需求稳步增长。GZ建筑集团经过多年的发展,已经具有一定的规模和资产,集团业务涉及房地产开发、建材和机械生产、工程施工、工程设计等方面,,建筑行业相关资质不断完善,科研力量不断增强,在当地具有较强的竞争力。但是在全国范围内,与国内先进同行相比也存在着诸多问题,如:企业制度不健全、业务结构单一、管理模式落后、经济效益不高、融资渠道单一、科技创新不强等。 在对GZ建筑集团分析的基础上,结合国内外先进同行的发展经验,对GZ建筑集团的发展方向与自身定位予以研究,提出了GZ建筑集团纵向一体化的发展战略,通过立足于施工总承包业务,实施后向一体化建立完善建筑勘察、工程设计、策划、建筑材料和建筑设备供应等上游产业链;实施前向一体化建立完善房地产开发与投资、建筑服务业等下游产业链。并按照建筑行业的发展规律,逐步建立起具有较高经济附加值的、以工程咨询服务业务统领工程项目立项、设计、采购、施工、运营等全过程“纵向一体化”的服务模式,积极探索,抢占工程总承包市场。 根据GZ建筑集团发展战略的规划部署,建立发展战略的实施系统,以合理性原则、统一指挥原则、权变的原则对现有资源进行合理配置,调整和完善GZ建筑集团的各项业务板块,形成完整有效的建筑行业价值链业务。对GZ建筑集团施工总承包、房地产开发与投资、现代建筑服务业、工程总承包、基础设施投资与运营、相关工业化等业务重新规划;对GZ建筑集团人力资源、科技发展、品牌文化、资质工作等职能重新界定,通过对集团内部结构的调整,形成灵活性更强的事业部制组织结构。并通过GZ建筑集团纵向一体化战略的控制系统对战略实施系统予以控制。从而提高GZ建筑集团的核心竞争力,促进企业快速健康的发展。
[Abstract]:Nowadays, with the rapid change of social and economic environment, the development environment and competition conditions of enterprises are becoming more complicated. The development strategy is very important to the survival and development of enterprises, and how to establish a scientific and reasonable enterprise development strategy is an important subject in the management of Chinese construction enterprises, especially large state-owned construction enterprises under the new situation. This paper takes GZ Construction Group as the research object, applies the theory and method of strategic management, combines the characteristics of the construction enterprise, and uses the PEST model analysis method to analyze the SWOT model. Porter five-factor model analysis, comparative analysis and other strategic research methods, GZ construction group of the external environment and internal environment of a detailed analysis of the opportunities and challenges facing the group. At present, China's economy and society are developing rapidly, and the global economy is also in the stage of recovery. The construction industry is facing a relatively favorable domestic and international environment. The demand for related products and services in the construction industry has steadily increased. GZ Construction Group has had a certain scale and assets after years of development. The Group's business involves real estate development, building materials and machinery production. Engineering construction, engineering design and other aspects, the construction industry related to the continuous improvement of qualifications, scientific research forces continue to strengthen in the local strong competitiveness, but in the national scope. Compared with the domestic advanced counterparts, there are many problems, such as: the enterprise system is not perfect, the business structure is single, the management mode is backward, the economic benefit is not high, the financing channel is single, the science and technology innovation is not strong and so on. On the basis of analysis of GZ architectural group, combined with the development experience of domestic and foreign advanced peers, the development direction and self-positioning of GZ architectural group are studied. This paper puts forward the development strategy of vertical integration of GZ Construction Group, which is based on the construction general contract business, and establishes and perfects the architectural survey, engineering design and planning through the implementation of backward integration. Upstream industrial chains such as supply of building materials and construction equipment; Implementation of forward integration to establish and improve real estate development and investment, construction services and other downstream industrial chain, and in accordance with the law of the development of the construction industry, gradually establish a higher economic added value. The whole process of "vertical integration" of project establishment, design, procurement, construction, operation and so on is to actively explore and occupy the general contracting market of the project. According to the planning and deployment of the development strategy of GZ Construction Group, the implementation system of the development strategy is established, and the existing resources are rationally allocated according to the principles of rationality, unity of command and contingency. To adjust and improve the business sectors of GZ Construction Group, to form a complete and effective construction industry value chain business. To GZ Construction Group construction general contracting, real estate development and investment, modern construction services. General contracting, infrastructure investment and operation, related industrialization and other business re-planning; GZ construction group human resources, scientific and technological development, brand culture, qualification work and other functions, through the adjustment of the internal structure of the group. To form a more flexible organizational structure of the Ministry of Business, and through the GZ architectural group vertical integration strategy control system to control the implementation of the strategy, so as to improve the core competitiveness of GZ Architectural Group. To promote the rapid and healthy development of enterprises.
