基于成熟度分析的房地产企业项目群组织管理模式研究

【摘要】:摘要:随着房地产行业快速发展,行业资源集中化、经营规模化成为行业发展趋势,房地产开发有往大项目、项目群方向发展趋势,项目群经营、集团化管控成为房地产行业发展重点。在项目群背景下,组织协调、资源优化配置、项目优先级别排序、组织结构已成为房地产企业管理亟待解决的问题,而组织结构在企业管理中的地位举足轻重,良好的组织结构能促进其他三个问题的解决。因此,构建适合房地产企业项目群条件下的组织管理模式对企业的发展至关重要。 本文首先对项目群管理理论和组织结构理论进行了相关的介绍。在房地产企业项目群管理条件下,分析传统房地产企业项目群组织管理模型的优缺点,明确了房地产企业项目群组织的要求,在此基础上构建了以企业项目群管理办公室和信息化管理平台为核心的房地产企业项目群组织管理模式,并对企业项目群管理办公室和信息化平台进行了详细的阐述,明确了企业项目群管理办公室的四个部门以及信息化管理平台应具有的六个功能。然后,构建了由6个一级指标,21个二级指标的房地产企业项目群组织管理成熟度评估的指标体系。最后,利用模糊评价—雷达图最小面积法结合实际的案例对本文的房地产企业项目群组织管理模式的实际应用进行了定量的评估,得到实际应用中的房地产企业项目群组织管理成熟度在规范级内。图11幅,表6个,参考文献57篇。
[Abstract]:Absrtact: with the rapid development of real estate industry, the concentration of industry resources, the scale of management has become the development trend of the industry. Under the background of project cluster, organization coordination, resource optimization, project priority ranking and organization structure have become the problems to be solved urgently in real estate enterprise management. The organizational structure plays an important role in the enterprise management, and a good organizational structure can promote the solution of the other three problems. Therefore, it is very important to construct the organizational management model suitable for the real estate enterprise project cluster. This paper first introduces the theory of project group management and the theory of organization structure. Under the condition of real estate enterprise project group management, the paper analyzes the advantages and disadvantages of the traditional real estate enterprise project group organization management model. This paper clarifies the requirements of real estate enterprise project group organization, and on this basis, constructs a real estate enterprise project group organization and management model with the core of enterprise project group management office and information management platform. And the enterprise project group management office and the information platform are elaborated in detail, the four departments of the enterprise project group management office and the six functions of the information management platform are defined. This paper constructs an index system for the management maturity assessment of real estate enterprise project groups, which consists of 6 first-grade indicators and 21 second-level indicators. Finally, In this paper, the fuzzy evaluation-radar map minimum area method is used to quantitatively evaluate the practical application of the real estate enterprise project group organization and management model. It is found that the management maturity of real estate enterprise project group is within the standard level. 11 figures, 6 tables and 57 references are obtained.
