房地产企业职能部门矩阵管理研究

【摘要】：我国的地产开发企业在过去的十年间发展速度很快，使得现在地产企业与传统的地产企业之间有了明显的不同。本文首先分析了现阶段地产企业的特点，在多项目同时进行、专业工程师相对稀缺前提下，从财务成本和因信息传递不畅导致的交易成本两个方面论述应该改变传统职能型管理结构，以更科学的管理方式来优化对现有人力资源的利用；接着，分析了矩阵管理的特色与优势，论证了矩阵管理在现阶段地产企业中实施的必要性；之后，指出矩阵管理实施的可能性是要建立一套有效地激励考核机制，同时提出有效考核体系设置的基础；最后，，通过对H公司业务现状的分析，再结合不同类型矩阵管理所适应的企业特征，得出H公司实施弱矩阵管理结构，来解决所遇到的问题，并同时有针对性地制定了保证H公司弱矩阵管理实施的考核激励体系。
[Abstract]:The real estate development enterprises in our country have developed rapidly in the past ten years, which makes the difference between the real estate enterprises and the traditional real estate enterprises is obvious. Firstly, this paper analyzes the characteristics of the real estate enterprises at the present stage, and carries on at the same time in many projects. Under the premise of relative scarcity of professional engineers, this paper discusses that the traditional functional management structure should be changed from the two aspects of financial cost and transaction cost caused by poor information transmission, so as to optimize the utilization of existing human resources in a more scientific management way. Then, it analyzes the characteristics and advantages of matrix management, demonstrates the necessity of matrix management in real estate enterprises at present, and points out that the possibility of matrix management is to establish an effective incentive assessment mechanism. At the same time, it puts forward the foundation of setting up effective appraisal system. Finally, by analyzing the present business situation of H Company, combining with the enterprise characteristics of different types of matrix management, the paper draws the conclusion that H Company implements weak matrix management structure. To solve the problems encountered, and at the same time to establish a targeted assessment incentive system to ensure the implementation of H company weak matrix management.
